Expectations of others and the role they play in our leadership paradigms



Those who lead inherit expectations from their team or organization. Some of those expectations are critical: Building healthy teams; serving one's staff; removing barriers; clarifying what is important and so on. All supervisors and leaders have an unwritten contract with those they lead around these key issues. Leaders ought to pay close attention to those leadership traits that promote clarity, health, alignment, accountability and results.


But, there are also expectations that simply come from history (what the previous leader did), personal preferences (this is what my leader should do) or my version of what a leader is and does. This is one of the primary issues pastors face because there are as many expectations of what a pastor should be and do as their are members of the congregation. These unrealistic or false expectations can cause issues for leaders unless they are personally clear as to what is important to them in their leadership role.

The expectations of others are a trap because no leader can ever fulfill all the expectations that others have, nor should they. There are simply too many. Leaders must be clear about what is important to them in leading well rather than trying to fulfill the expectations of others. Furthermore those expectations, (other than the critical obligations every leader has) are often distractions to good leadership, rather than contributors to the mission. 

Leaders must have a clear understanding of their strengths and those things they bring to the table that are critical to the team or organization they lead. If we as leaders are not clear on our priorities, others will gladly step in and define our priorities for us. In that scenario we are not leading: others are leading us. 

If we are driven to please others by meeting their expectations we are more concerned that people like us than that we are to lead well. Our goal should not be that everyone likes us but that those we lead respect us, and that we serve them well. There is a big difference between the two. The best leaders have conviction and clarity as to what their priorities are and it does not include meeting all the expectations of others. 

What is important is that leaders can articulate clearly what their priorities are and what staff can expect from them. And then consistently deliver on those commitments. Clarity and consistency generate respect and stability. Lack of clarity and inconsistency confuse those we lead. 

The expectations of others usually come from how they would live or lead. But they are not us. "But our last leader...." is not an uncommon phrase. Bless them for how they did what they did but we are not them. It is why in organizations I have led there are some non negotiable expectations of leaders, but how they do what they do is highly flexible. Leaders are individuals with their unique gifting, personalities and even quirks (yes we all have them). All of us must  lead from who God made us to be. 

When we get caught in trying to meet the unrealistic or false expectations of others we inevitably get out of our best lane and it hurts our leadership. Ironically in trying to meet the expectations of others we often end up hurting our staff because we are no longer leading out of who we are, or focused on the clarity that we ought to have. The clarity of a leader keeps them from the trap of expectations that would otherwise be a distraction to their leadership.

Don't allow these issues to derail your great leadership




It is possible to have effective leadership skills and still undermine one's leadership. And this is not only a risk for young leaders for often for leaders that have seen significant success. 


Hubris. This should be obvious, but it isn't always! Success breeds confidence, and that confidence can cause us to overestimate our wisdom and underestimate our need for counsel. This can creep up on us over time without our realizing it until we are no longer open to the input of others, which eventually comes back to bite us.

Schedule. Good leaders are in demand. That demand can cause us to say yes too often and no too seldom. Busyness wears us down, tires our bodies and minds, and robs us of thinking time and even time with God. Schedule erosion eventually catches up to us in negative ways.

Entitlement. Successful leaders can start believing that the rules don't apply to them as to others. One of the ways this often plays out is in behaviors that they would not allow others to exhibit but which they feel they can. This may be carelessness in treating others in words or attitudes or taking staff for granted. Because they have the positional authority, they often get away with behaviors that they shouldn't, but by doing so, they lose the respect of their staff.

Laziness. Many leaders who saw success in one period of life lose their edge in another because they no longer feel the need to stay sharp, learn new skills, and understand the changing environment around them. This can result from out-of-control schedules or hubris, but whenever we stop being intentional in our development, we begin to lose our ability to lead well.

Health. I understand this and have had to become deeply intentional about addressing my health issues. When we don't, those issues often compromise our energy and our ability to carry out our leadership roles. In the second half of life, this is one that leaders must become more intentional about if they are going to go the distance.

Transformation. It is what God wants to do in our hearts, thinking, priorities (lifestyle), and relationships, and it is a lifelong process. I love the comment my brother made at my father's funeral service. "He was not a perfect man, but he kept getting better." Cooperating with the Holy Spirit to become everything God made us to be and to become more and more like Jesus is one of the prime responsibilities of leaders who model transformation for others. When we lose our intentionality here, others notice, and it sabotages our leadership.

Clarity. Lack of personal and leadership clarity leaves our staff and us without focus. No matter how brilliant one is, a lack of focus confuses those we lead. Life should be a journey toward ever greater clarity about what God wants us to do (and alternatively not do), what our priorities should be (and there should be only a few), and what the target is for our work (without which our staff will lack direction). 

Discipline. No amount of brilliance makes up for the lack of discipline in our lives. Our personal discipline reflects our understanding of God's call on our lives and our commitment to stewarding the gifts He has given for maximum impact. Lack of discipline communicates a carelessness about that stewardship. 

Jesus. Life is not about us but about Him. It is easy to forget that and focus on our things rather than His. But, whenever we take our eyes off Him, we start to sink as Peter did when He left the boat to be with Him. To the extent that we lose that focus, we hurt our leadership - and ourselves.

What sabotages your leadership? It can be one of these, or it can be other things. Being sensitive to whatever it is will allow us to go the distance.

Three gifts every supervisor can give to their staff


 


Leaders come bearing gifts to their staff. They set the culture of the organization in positive and sometimes negative ways. The best leaders create a culture of clarity, development and optimism that we can accomplish our mission. All three of these are positive gifts to the staff they lead.


The gift of clarity is helping everyone be crystal clear as to what we are about and what our focus needs to be. The more sharply we can articulate our direction and focus, the more our staff can in turn focus their work! Focused clarity within organizations is not as common as one might think because it requires an enormous and ongoing effort  by leadership to clarify their mission and an equally enormous effort to keep the organization focused on that mission. However, that clarity is a great gift to staff as they know what the goal is and where their energies need to be focused.

The focus part of the equation is perhaps the hardest because staff and teams must figure out on a quarterly basis how they prioritize their work and what will constitute a "win" for that quarter. Not all activity is of equal value. The most important activity is what we ought to be focused on and that is the value of quarterly win cycles for everyone in the organization.



The gift of staff development is an indication of whether leaders are generous in seeking to help staff grow and develop or selfish in simply using staff for their own purposes. Think about the various work roles you have had over the years and ask the question, "did I leave that role with greater skill and success because someone intentionally developed me or was I simply left to my own devices?" Leaders have a stewardship responsibility to help staff grow, flourish and to give them opportunity to use their gifts fully. This is a truly significant gift and staff never forget the gift.

This gift is both selfish and unselfish. Selfish in the sense that the ongoing development of staff will come back to bless the organization and its work. It also creates a deep sense of loyalty to the organization because it signals a high commitment to staff. It takes time and effort to develop staff and they appreciate it. 

The unselfish part of the equation is that such development may mean that your actually develop someone out of the organization. Their capacity grows and there may not be a place for their additional capacity in your organization but they will flourish elsewhere. Regardless of whether they stay or move on to higher levels of responsibility, you have given them the gift of growth and development. It is an unusual organization or leader who makes this a priority.


The gift of optimism is an attitude that together we can get our job done and accomplish our mission. A leader's optimism with their staff is critical in today's uncertain and competitive marketplaces. Optimism creates momentum while pessimism creates discouragement. Optimism married to a culture of teamwork and cooperation allows organizations to see results that no one could accomplish on their own. Regardless of whether a leader feels optimistic on any certain day, they give a gift to their staff when they choose to convey a positive attitude.

This is especially critical in times of stress and uncertainty as we have been walking through in the past several years. The attitude of the leader cascades down through the team or organization. Leaders who exude hope and optimism in spite of the circumstances create a place of energy and encouragement. Never underestimate the power of this gift.

Every leader can give these three gifts to their staff - if they value their staff enough to do it.

Clarity is Job One in any governance system

 


Ask any board or staff member in a church or non-profit and you will get the same answer to this question: What is the number one frustration you face in your leadership role. The answers will often be these:

  • We don't have clarity on who is responsible for what
  • We experience frustration or conflict regarding roles and responsibilities
  • We often feel disempowered by those who think they have the responsibility to make decisions we think we should be able to make
  • We don't feel empowered in our role
  • If only the board (or staff) would stay out of our way
  • Because no one is clearly responsible we don't know who to hold responsible
  • Lack of clarity is causing confusion at best and conflict at worst
All of these have one thing in common. That commonality is clarity. Clarity in roles, responsibilities, intended results and the freedom to act within boundaries without the permission of others.

I am currently working with a congregation that is in a process to clarity their governance structure. They interviewed a number of other congregations about their process of governance and the one thing that consistently came back to them was this. Have maximum clarity around roles, responsibilities and outcomes. Without clarity there is no accountability. Without clarity people are not empowered to act. Without clarity there is at best confusion and at worst, conflict.

Every governance system must define the roles and responsibilities of four parties: The congregation, the senior board, the staff and ministry teams. The clearer you are, the more empowerment there is and the more accountability there will be. The foggier you are the less empowerment you will have and there will be little to no accountability.

My observation is that many governance systems are designed deliberately to create fog rather than clarity because with clarity people can act in their sphere of influence. In such churches, you will notice that they hit a ceiling and never exceed that ceiling because clarity of roles and responsibilities is critical to growth. In their lack of clarity they unwittingly limit their growth and effectiveness.  Lack of clarity has a built in ceiling to growth and effectiveness. 

Without clarity you cannot have alignment. Without alignment you cannot move in the same direction. And, without clarity and alignment, you cannot achieve results that are consistent with your clarity. Something to think about.

Seven commitments of great ministries and non-profits



Non profit work is challenging. Often there are limited resources but unlimited needs. It is not unusual to have talented staff who are underpaid and overworked. Thus, the way in which the non profit does its work becomes very important. It is not necessary to settle for mediocre results because of these limitations. Rather, the adoption of a set of operating commitments can provide unusual leverage for organizations with limited resources.

Create a clear and focused mission
A clear and focused mission can save an organization from spending its time on ancillary or non mission critical things that suck its time, energy and money. If non-profits actually focused on their chosen core area and chose to eliminate non mission critical enterprises they could accomplish more and accomplish their mission far better than if distracted by peripheral things. It means that they need to learn how to say no to good things for the sake of their core mission.

Hire the very best, pay well and staff lean
Too many non-profits have too many staff because they don't pay well enough to hire the best. Yet, when you hire well you actually need fewer staff. Organizations that don't pay well end up with more staff than they would if they could hire the best. Thus it is a self defeating strategy. Hire the best, pay them fairly and then keep the staff lean. It works! This applies to both executive and support staff.

Think leverage always
The best organizations are always looking for ways to leverage their impact and results. Traditional thinking says that to do more one needs more money and more staff. Those who think leverage look for ways to do more for less. That does not mean that financial resources don't matter. They do. But those who think leverage look for new ways of accomplishing the mission which allow them to maximize their impact and minimize their need. See Looking Away from the Lamp Post for an example.

Measure results
Too many non-profits use optimistic language to describe their results without carefully measuring results. Real results matter. I am not talking about anecdotal results. Those are great for illustrating one's work but not good measurements of how one is doing. The results that matter are those that directly relate to the missional focus of the organization. The more diligence one puts into measuring results accurately the better you can hone your strategies for even better results. Inadequate measurements result in inadequate results.

Use Resources for mission critical purposes
Non-profits can have an insatiable need for additional funding and can find ways to use those resources. Generous funding is not always a blessing for a non-profit. Often it results in the organization branching into non-critical or non-missional directions and moving away from its primary focus. A great question to ask is this: "If our funding were cut by one half tomorrow, what services would we keep and which would we let go of?" That will identify what is truly mission critical. Resist the temptation to move beyond your primary mission. Diffusion of focus results in a diffusion of impact.

Create an innovative environment
An ongoing challenge to all non-profits is to change strategies as the environment and needs change around them. What was a great strategy in the past may not be today but organizations often don't realize this and lag behind the times. While our mission remains the same, our tactics need to change regularly. The best non-profits are constantly innovating their strategies to better meet current realities. Innovation in strategy is a constant in the best organizations.

Engage differing generations
The best non-profits intentionally engage multiple generations to join them in their mission. Understanding this is critical because to focus on a single generation of donors and participants such as baby boomers will inevitably lead to a declining funding base. This will mean that we understand the concerns, commuinication and engagement patterns of different generations and be intentional in our engagement efforts. Remember the next generation is always to future to your missional success.

It is always a challenge to build a new organization around a specific mission. What we often forget is that it is also a challenge to keep that organization vital and relevant over the long haul. The challenge never ceases. It simply changes. These seven commitments can help you navigate the challenges long term.

A strategic exercise for every team or organizational leader in seven steps


Leaders assume that they know what they are doing. And in a general sense, that is probably true. It is easy, however, to be so general in our direction that we miss the opportunities that a laser-like focus could provide. General direction yields general results, while focused direction yields focused results. How do we move from the first to the second?

There is a simple strategic exercise that can help you get there with some other members of your team and a whiteboard work through the following process.

First, write on the board your team's purpose as you currently view it. Don't worry about wordsmithing anything now; just record the purpose.

Second. Make a list of all of your stakeholders. They may be customers, staff, donors, constituents, vendors, or others. Next to each stakeholder, make a note about what is most important to each of those stakeholders. Make sure that you get them all!

Third. Make a list of all your current strategies to reach your purpose. Once you have done this, ask yourself the question: Do these strategies speak to the concerns of your stakeholders, and are they consistent with your stated purpose above?

Fourth. Go back to your stated purpose in One and refine it in light of your stakeholders, your strategies, and the concerns of your stakeholders. Can you get to a purpose statement that is concise, focused, and clear? Keep working on it until you get there, as it may take many tries and multiple minds. Only quit once it is concise, laser-focused, clear, and speaks to the concerns of your stakeholders and mission.

Fifth. Having done this, go back to your current strategies (3) and ask whether those strategies will help you get to your purpose. Having done the interim work, you will probably recognize that some things you are doing will yield different results than you desire, as expressed in your refined purpose or the needs of your stakeholders. Remember, general direction delivers general results, while focused direction yields focused results. Make a note of strategies that need to be rethought, abandoned, or new ones that may be more fruitful.

Sixth. Ask yourself: "Are there any new ways of doing what we do that would be a game changer and not just a tweak?" It is finding the game changers in our strategies that move the dial significantly rather than just a tiny bit. Game changers are new ways of thinking, new ideas that can help you achieve your purpose and outside-the-box thinking. You can tweak all day, but one game changer can propel you months or years ahead of where you are. 

Seventh. Settle on a few key strategies that will get you the highest results rather than on many strategies that will get you a few results each. A laser-focused purpose and the few most fruitful approach will help you get where you want to go far faster and with better results.

Why do many leaders not do this kind of work? They get lost in the activity of the present (activity and results are not the same), the work of the status quo (which keeps you nicely where you are) rather than taking the time to zero in on the most critical issues. Pay attention to the very work that will propel you forward.

When there is not adequate organizational clarity


If there is one thing that many organizations lack it is crystal clear clarity about who they are, what they want to accomplish and how they are going to get there. This is especially true of non-profits and ministries as the profit motive is not the driving factor. In fact, clarity is the glue that holds the organization together as it grows. In my consulting with numerous non-profits I have observed four related consequences of poor or no organizational clarity.

Conflict
I am speaking here of conflict between leaders and departments. Why? Because a lack of clarity from the top results in leaders one level below creating their own clarity and going in their own direction. When there is a vacuum, someone will fill it. The problem is that we fill it with our version of clarity rather than a shared version of clarity, find ourselves at odds with one another, create silos and find ourselves fighting over direction, finances, resources and strategy.

Relational disconnect
This conflict creates relational disconnect and we often assume that the conflict is a result of people with bad motives or who are not team players. More likely the disconnect is a result of the senior leader not developing a shared clarity about who the organization is and how it will get to where it wants to go. The relational disconnects are a result of poor leadership at the very top of the organization.

Lack of alignment
In this situation, senior leaders and departments are not aligned with one another. Each may be doing good things but often they are working at cross currents with each other. If each were an arrow, the arrows would be pointing in different directions rather than all in the same general direction. This lack of alignment creates conflict and relational disconnect and is deeply frustrating to good leaders who often leave if the situation is not solved. 

Dispersed energy and compromised impact
Because the arrows are not pointed in the same direction and departments and leaders are working at cross purposes with one another the energy and impact of the organization is severely compromised. In fact, leaders are often trying to negotiate issues within the organization rather than focusing on the mission of the organization. There is nothing more distracting and discouraging to people who have bought into a mission than to be fighting intermural wars when they could be delivering on the mission.

Organizational clarity matters...a lot.

Good leaders focus, notice but don't always fix


Good leaders are always focused - on a few critical areas that if they do not drive themselves the organization will not thrive and move forward. This is not as easy as it sounds. First one has to determine what those few critical areas are. Second, it takes a great deal of discipline for leaders to focus and not be distracted by many lesser things that need to wait so that the critical issues are addressed. It is their job to determine what those issues are and then to focus on two to three at a time.

The discipline of focus is a critical component of a leader's skill set. They naturally see many things that need to be addressed and the temptation is to do many things at once. Not only does it not work but it drives staff crazy who need to deal with the many things a leader might want to fix or do differently.

This does not mean that leaders do not pay attention to many things. They are constantly paying attention to what they see, hear or discover. They are naturally curious and asking questions. They have many conversations with staff to discern what is happening. But - and this is critical - they are able to assimilate a lot of information without automatically trying to fix what they find. 

Why? Because it is not their job to fix everything but to focus on a few key things. Second, they bide their time until they have a chance to explore their findings or observations with the appropriate individual without being controlling or micro managing. It means they are willing to think grey on some issues until the time is right to address it in a way that does not violate others or take on their responsibility. 

Good leaders:
  • Focus on a few critical things
  • Notice what goes on around them
  • Think grey on lesser problems
  • Wait for an appropriate time to address lesser problems with those who are ultimately responsible
For most this will be a skill that is learned and not innate. But it is a critical skill if the organization is going to grow.

Our personal joy and happiness are always a matter of focus


There is one critical difference between those people who live with great happiness and those who live with great unhappiness. The former focus on the blessings in their lives while the latter focus on the deficits in their lives. It is a matter of focus and it makes the difference between a life of joy and a life of unhappiness.

Our personal happiness is not dependent on our life circumstances. It is dependent on our focus. Having travelled the world and met people who live in extreme poverty but who know Christ I am always amazed at their joy. In conversations they tell me about all the blessings they have because of Jesus. I meet other believers who have all the material blessings who are deeply pessimistic about their circumstances. Regardless of our life situation we always have a choice as to our focus: A focus on Jesus and His blessings or a focus on ourselves and our problems. Our focus will determine our level of joy and happiness.

Those who choose to focus on their situation and problems will never be truly happy because there focus is in the wrong place. Think about the Psalms David wrote. They deal with real life but time after time David refocuses his mind on the blessings of God who is our rock, our fortress, our protector, our provider, our healer, our Savior and the list goes on and on. Even in the depths of personal despair David kept his focus on the One who could bring happiness, joy and was the source of his life. David's life was far from easy for many years, yet he retained a positive outlook by focusing on God and His blessings and provision.

When we focus on our problems and circumstances we put the source of our happiness into the hands of life which will surely disappoint. When we focus on Jesus and His blessings we put the source of our happiness into the hands of the only One who can truly give it. As the Psalmist says, "I pray to you, O Lord, for the time of your favor. O God! In your great kindness answer me with your constant help. Answer me, O Lord, for bounteous is your kindness; in your great mercy turn toward me. I am afflicted and in pain; let your saving help, O God, protect me. I will praise the name of God in son, and I will glorify him with thanksgiving."

One of my regular habits it to journal. I am frank and honest in what I write. But I find myself reflecting often on the blessings of God in my life and it changes everything when I focus on the many blessings He gives on a daily basis. It is all too easy to miss those blessings when our focus in in the wrong place. Focus on Him and we see His blessings. Focus on ourselves and we miss them. Every day we have a choice. And it is a powerful choice.

Simplicity and clarity are a leader's best friend

Leaders who communicate with simplicity and clarity achieve more because their staff don't need to guess at the direction. Simplicity and clarity win over complicated and convoluted every day. If you cannot tweet your truth it is too complicated.

There are many smart people but fewer who can communicate with such clarity that they can mobilize others. Good leaders have the gift of taking complexity and communicating it with simplicity. This was one of the great gifts of Winston Churchill who could galvanize Briton around simple messages that resonated with those he led.  FDR had the same ability.

Gifted leaders have great knowledge that can be their undoing if they don't take the time to simplify their message until it is short and memorable. Staff and others don't need to know the intricacies of a concept or situation. They need to know the bottom line and direction. This often means that leaders must take the time to reflect on what they are communicating, simplifying and clarifying until they are at the essence of what needs to be communicated. It is not necessarily an easy process but the alternative of complexity  confuses rather than clarifies.

For instance, in the organization I formerly led we were committed to open dialogue on any subject. There are many facets to that but we settled on this way to communicate our commitment: We practice robust dialogue where any issue can be put on the table with the exception of personal attacks or hidden agendas. There is a great deal in that one sentence and it communicates a commitment in a simple and concise way.

Even values and guiding principles that form the culture of an organization must be communicated in a clear and simple way. Not just a word, but with a memorable phrase that captures the essence of what you mean by the value.

It is the job of a leader to understand what needs to be communicated and to take the time to refine that communication for the clearest and simplest way to communicate it. Many leaders do well on the former but default on the latter.

The power of clarity in focusing and retaining good staff


In the busyness of everything we do in any organization, it is easy to lose sight of the real reason we exist and the mission that we have. But no matter what kind of organization you are a part of, clarity about who we are and why we exist becomes a far more important catalyst (if present) or hindrance (if absent) in ways that we might not realize.

Consider three ways that clarity or its lack impacts the organization you are a part of.

Clarity focuses all staff around the central mission of an organization while a lack of clarity produces a scattered focus with a great deal of energy being dissipated in activity that is unfocused and ultimately unproductive to the organization's mission. In fact, one way to help staff focus their efforts and work is to ask them how their work contributes directly to the actual mission of the organization.

Clarity allows for accountability of results, while a lack of clarity makes it difficult to evaluate results. Unproductive staff flourishes in an unclear environment, while productive staff flourishes in a context of organizational clarity. The more clear you are on your mission, the more evident it will be as to who is productive and who is not.

Clarity of mission allows you to attract and retain the best talent. Your best employees want to be a part of something larger than themselves. Larger than the next deal or strategy. They want to contribute something significant through the work they do. A clear and compelling mission that contributes to those we serve is a very strong glue for both loyalty and longevity. If our work matters to God, it must transcend how many people attend (say, a church) or what the profit margin is in a business. It needs to count and matter. But none of that is possible without clarity.

Always remember that "clarity leaks," if it is not constantly focused on. We get busy; people forget; the critical gets lost in the urgent. The most successful organizations are highly focused on what really matters - all the time.

Missional and organizational clarity is like a fresh wind of hope




I meet many staff who love what they do and are committed to making a difference but who are deeply discouraged by the lack of direction within their organization. One such individual wrote to me this week, deeply frustrated. She indicated that while she has tried to convince her ministry partner of the need for greater clarity, the response is always, "If God wants us to have more direction, He will provide it." In other cases, good staff have left their jobs because of the lack of clarity around direction.


Ministry ambiguity is disheartening, demotivating, discouraging and disempowering. People want to know where we are going and why and how they can make the best contribution to the ministry. In addition, when there is a lack of clarity, different individuals make up their own clarity which results in competing definitions of clarity within the organization.

Healthy organizations have clarity around their mission, the culture they are building, their non-negotiable guiding principles as well as their central focus. The best organizations have clarity on everything that matters. Clarity gives you a clear target to move toward. When there is a lack of clarity, any direction works but with greatly diminished results. 

Providing clarity becomes a breath of fresh air, a fresh wind for any ministry. I worked this last week with a church that has not had clarity in a long time. By the time we were finished, there was a huge amount of energy in the room as participants realized that it was possible to create clarity for their church that was clear, motivating, healthy, Jesus-focused, and reflected his mandate for the church. One said I have not been this excited for a long time. Of course, a lot of hard work is ahead, but there is a target to work toward that is missional, God-centered and exciting.

My point is that getting to clarity - understanding where you want to go in ministry and knowing how you will get there, along with forging a healthy culture is not just a nice thing. It actually breathes fresh wind into the ministry. It motivates and excites, and most importantly, it gives people hope. Hope that we can make a difference for Jesus. Hope that we have a direction to follow. Hope that we can all be on the same page. Hope that we can develop a God-honoring ethos and culture. Hope that God can infuse us with His power to accomplish His work.

The power of focus

Too many of us do too many things! 

Those things keep us from focusing on the few main things God made us for and where we will be most productive. We do them because we can, forgetting that because we can is not a reason for action. I can do many things, but God has called me to do a few things, and when I focus on the few, I see significant results. 

This is the power of focus. 

It is understanding where we will have the greatest impact if we put our energies there. I know that I can do three things really well. It is how God designed me. When I focus on those three things, I am in my "lane." Everything else I do far less well, so why would I squander my greatest gifting for lesser things? 

Focus is a powerful concept.

I remember, as a kid taking a magnifying glass to paper on a sunny day and setting that paper on fire as the sun's rays were concentrated by that glass on a specific spot. That is the power of focus. It is taking the gifts that God has given and using them to their fullest potential, which means focusing on a few things that God gifted us for. You might just light some fires. 

Leave the distractions behind.

Focus means that we choose not to do many things so that we can concentrate our efforts on the main things. How are you doing on the main things?

What real values underlie your ministry and can you name them?

All ministries operate out of a sense of values, either stated or non-stated. The best ministries have a clear set of values that everyone knows and lives by. Most ministries have a written set of values that no one knows and few live by. Which describes your ministry?

I often interact with church staff and leaders and ask them this question: "What values underlie your ministry?" In most cases I am told that there are a set of values somewhere but they would need to look them up. That is an "Ah Ha" moment for me as it indicates that whatever values are written down, they do not impact the ministry in the least.

Values matter - a great deal. When there is not a set of values all are committed to, everyone lives by their own set of values. In other words, there are competing and disparate sets of values rather than a set of values that unites. One of the most critical jobs of a leader is to establish values that undergird everything the ministry does. Often leaders do not do the hard work of clarifying values which leads to competing values. 

Competing values lead to competing agendas which leads to conflict and misunderstanding. Do you have a set of values that all in your organization subscribe to? If not you have competing values and it will lead to chaos over alignment.

The gift of clarity and the confusion when clarity is absent

"I don't know where we are going" is a common theme in churches and organizations that I work with. Often leaders don't even know the frustration is there because they have an idea in their own mind where the organization is going. Unfortunately in many cases, they have not found a way to communicate that message clearly to those they lead and it is deeply frustrating to their constituency.

Ambiguity around direction and clarity creates uncertainty in organizations and that uncertainty leads to anxiety which often spills out in dysfunctional ways. People simply don't want uncertainty and staff and volunteers want to know how their contribution contributes to a direction and a cause.

Equally frustrating are leaders who give conflicting signals as to where they are going. This leaves staff and constituents confused. Often this happens when leaders really don't know their direction and cast around looking for the "right thing." 

The best leaders give their staff and constituency a great gift: Clarity. This is where we are going and this is how we are going to get there and this is the consistent message every day, every month and every year. It is like having a GPS with the end goal in site even though we are on a journey and cannot see the destination now. 

If you lead an organization or team, how clear are you on where you are going and how clear are your staff? Do not assume that they are clear because you think you are. They may or may not be. I know because I talk to many staff who say to me, "I don't know where we are going."
