What are the most important priorities in your life?


Priorities matter. They reflect us in a unique way because they reflect our character and commitments. For me, these include my marriage, my family, my God and my work - using my gifts that God has given me. These four priorities reflect my deepest desires and highest attention.

Our challenge is that those things that are most important to us are often not given the highest attention in our lives. We know they are important but other issues and things take their place in the normal course of our lives. The only way to compensate for this is to ensure that what is truly important to us is that which we focus on first, leaving other things for later.

The end of one year and the beginning of another is a great time to evaluate that which is most important. How did we do this year? What do we want to accomplish next year? What is our plan to nurture the important and not allow the less important to crowd out the important?

If you are serious about the most important, take the time to identify what you want to accomplish in those areas of life this coming year. And then write down you plan with specifics that you can work on through the year. 

You may not fulfill you plan perfectly but a plan is always better than no plan and progress better than the status quo. Each year is an opportunity to grow in those areas that are most important to us. Don't let the opportunity go by. It is precious as life is short. In fact, we have no idea how long we will be on this earth. We want to minimize the "I wish I had..." at the end of our lives and replace it with "I am so glad that I..." 

Ecclesiastes tells us that as long as there is life there is hope. Use the time that you have and focus on the most important because that is what will matter at the end of our lives.

When looking for leaders how do you evaluate their potential?

Like most ministries, ReachGlobal is always looking for good leaders. In doing so, however, our staff must be able to evaluate the potential of leaders they encounter. Aside from the obvious qualifications of character and Christian commitment there are four areas we evaluate as we interact with potential leaders. The questions below are not a checklist but the kinds of things we are looking for in these four areas as we dialogue with these potential leaders. They may be helpful to you and your organization.

These apply to both volunteer and paid leaders.

If you are a leader in some capacity you might want to evaluate yourself against these qualities.


PEOPLE

  • Do they desire to see more accomplished through others?
  • Do they have the ability and inclination to do a critical assessment of people? (Their skills and abilities).
  • Are they likeable and able to engage others?
  • How do they view people? As tools or human beings?
  • Is their need to be liked greater than their need to get something done?
THINKING

  • Do they have the ability to think conceptually?
  • Do they have the ability to think strategically?
  • Do they ask strategic questions?
  • Are they able to critically assess organizational issues?
  • Are they able to assess situations without placing blame?
  • Do they have the mental agility to see multiple possible causes and solutions?
  • Are they able to live with ambiguity and hold issues in tension without immediate resolution? (Can they think grey?)
  • Are they thoughtful in their response to questions?
  • Do they appropriately question conventional wisdom?

EMOTIONAL INTELLIGENCE

  • Are they aware of their own emotions, wiring, strengths and gifts?
  • Are they able to manage their emotions appropriately?
  • Do they exhibit true humility?
  • Are they able to be self-defining?
  • Are they able to understand with empathy the emotions of another person?

EXPERIENCE

  • Do they have a record of leading others toward some vision or goal?
  • Are they more adept at organizational leadership, influence leadership or project management?
  • What have they learned from failures and successes as a leader?

Rekindling passion for the next run


I spoke recently to a long time friend in ministry who is tired. I could hear it in his voice. With the tiredness has come questions about whether he is in the right place and what his next run looks like. As the pastor of a church that has experienced significant growth over the past three years he realizes that if he is to ramp up for a new phase of ministry that he is going to need to rekindle his passion and make some strategic changes.

In conversations with colleagues in their fifties, I find this to be a very common struggle.

Many reading this blog have been in a similar position. Certainly I have, at a number of junctures of my career. While it is a frustrating place to be, these junctures represent a significant opportunity because they force us to look at ourselves, our gifting, our wiring, God's call on our lives and rethink our assignment for even greater ministry impact.

Obviously I do not know what is right for my friend. However, I do believe that there are some guiding principles that can help us evaluate how we respond to our lack of passion and the rekindling of that passion.

First, recognize that long ministry runs at high energy levels inevitably deplete us and we are naturally left tired, empty and wishing there was a different way of doing life. In many respects that personal depletion is a result of good things that God has done but our bodies and spirits cannot sustain that kind of pace for ever.

Second, there are natural junctures over our career where unless we refocus our energies so our time is more directly spent in our areas of greatest strength and get out of areas of weakness, we will increasingly become bored and unfulfilled in our work. It is natural for this to happen in our fifties because by then we are pretty aware of who God made us to be, what fills our tanks and what depletes us.

We look at the years before us and think to ourselves, I have a limited number of years left, I know how God has made me and what I am really good at, and I don't want to squander my time doing things that I am not made to do. How we respond to this inner prompting - indicated by our lack of passion may well determine whether we coast to a finish, keep on our current trajectory or figure out how to ramp up for an even more effective next run. We also know that our pace is not sustainable and ultimately not fulfilling.

Usually, significant tiredness indicates that we are moving too fast, probably doing things that are not in our sweet spot and need to refocus what we do if we are going to re-engage for the next run.

The last time I faced such a juncture, I went to those who knew me best, inside and outside of my organization and asked the question, "Knowing what you know about me and how God made me and where I am most effective, and my organization, what are the things you think I must do and what are the things you believe I ought to give up?" It was fascinating to me that the response I received was pretty uniform and I was able to refocus my personal role around four areas where I uniquely gifted - and give up some things where I am not.

Rekindling passion almost always involves letting some things go that others can and should be doing and refocusing our energies around our greatest strengths. It is doing less in order to do more and it is slowing down to do "more" better.

Third, recognize that refocusing your role may create a crisis of sorts in your organization because it often means reorganizing your leadership structure which brings advantage to you (you are better positioned in your sweet spot) and brings perceived loss to others.

The loss may be to congregations who expect their senior pastor to take care of all of the pastoral care and no longer does, to other leaders who are used to more access to you who no longer do or other scenarios depending on your situation. There is no refocusing that does not bring some loss for you as you give something up or to others who are affected by your revised focus.

One of the reasons that pastors often leave a successful ministry at this juncture is that their leaders who love them do not understand the need to refocus and rather than fight that battle a senior member of the staff may choose to move on. It is often an unnecessary loss for both the pastor and the church had they understood the dynamics involved.

This leads me to a fourth principle. You may need to bring in an outside adviser or consultant to help you refocus and to help a board or staff understand the value and importance of that refocus. You are not then left as the one trying to convince others that this is a good thing or be seen as looking out for yourself when in fact it is a matter of what will best serve the organization.

My final observation is that what is best for you in refocusing your role in order to rekindle passion for the next run is usually what is best for the ministry as well. Your ability to live in your area of greatest strength is a huge plus for the ministry. Their flexibility in allowing that repositioning is to their advantage because your renewed energy, engagement and effectiveness is the result.

13 Leadership secrets from TJ

Clarity
The first job of leaders is to provide maximum clarity to those they lead about what their organization is about and how they will do what they do. The second job of leaders is to ensure that there is alignment around that clarity. The third job of leaders is to ensure that there are results based on that clarity. Leaders are the chief evangelists for the clarity they have defined for the organization.


Simplicity
Ministry is complex. Complexity is confusing. The job of leaders is to simplify complexity. Leaders simplify, simplify and simplify until all important issues can be explained on one sheet of paper.


Altitude
Leaders understand the altitude that they need to fly at in order to lead well and resist the temptation to dip down to fly at an altitude others are supposed to be flying at. Leaders do not disempower others in the organization by dipping down and doing what others are tasked with.


Empowerment
Leaders empower those who work for them within agreed upon boundaries. They neither delegate without accountability or micro manage and second guess. Leaders empower good people and hold them accountable for results.


Team
A group of missionally aligned and healthy individuals working strategically together under good leadership toward common objectives with accountability for results. Leaders build teams carefully and lead them intentionally.

Resolve
Leaders must have the resolve to follow through consistently with the clarity they have established. Clarity means nothing without the consistency of disciplined execution in a same direction. Leaders have staff who learn never to question their resolve.


Trust
Trust is a function of clarity + consistency + fairness + keeping one's word + authenticity + serving those on one's staff. Leaders always keep coinage in their trust account.


Failure
If one never fails one is living and leading too cautiously. Where there is not permission to fail there is no entrepreneurial thinking and where there is no entrepreneurial thinking there is no significant progress. When failure occurs, leaders practice autopsy without blame.


Evaluation
The mantra is plan, do, check, adjust. Leaders evaluate constantly.


Wisdom
Common wisdom is very common and rarely wisdom. Leaders think like contrarians, always asking why and why not? Leaders do not automatically go with the flow. Rather, they question the flow and look for new and better ways to do what they do. Leaders question conventional wisdom frequently.


Change
Tweaking is fear based change and one cannot tweak one's way to a new future. Leaders look for the game changers that change everything. A few truly significant decisions each year are more powerful than many insignificant decisions.


Results
Leaders never mistake activity for results. Everyone is busy but not everyone sees the same results. Leaders distinguish between activity and activity that yields intended results.


Intentionality
Leaders are deeply intentional in how they live and lead. They never settle for accidental living. Leaders know what they are about, what their priorities are and what they should say no to.

Core ministries, ancillary ministries and focus

I recently had a conversation with a ministry where I asked what was truly "core" and "central" to what they did? They looked at me with confusion and said "everything."  So I went at it a different way and asked, "If you had half of the money you now have, what ministries would stay and which would go?" Their answer to that question got them on the road to identifying what was truly core and central and what was in fact ancillary.


Scarce resources are often the thing that force us to make the choice between core and ancillary. When you have to choose you have to make decisions as to what is truly central and what is not.


Here is the truth. For most ministries, there are core and ancillary sub ministries. Knowing the difference is critical because the majority of your time, energy and budget should be focused on the core, not the ancillary. Furthermore, you need to know what is core and central and what is nice but non-essential.


One of Steve Job's upsides as a leader is that when he returned to Apple for the second time, he helped them focus on a few core products and shed what was ancillary. He knew that the organization could not deliver excellence over a broad number of products. He ruthlessly shut down what was not central and they focused on the few products that have made Apple a very wealthy company today.


Ministries pick up all sorts of ancillary activities like a duster picks up dust. New stuff sticks all the time, often diminishing the core ministries as energy and focus is spread ever thinner. Disciplined organizations are very clear about what is core and central and they resist the temptation to add new and novel ministries that might be good for someone but are not core for them. 


Here are some important questions to be able to answer with your ministry team:
1. What is central and core to what we do and what is ancillary?
2. Do the central and core ministries get the energy, focus and resources they should get?
3. Are there ancillary ministries that are diminishing our attention to the core ministries?
4. Do we need to refocus around our core ministries and shed what is ancillary?

The critical importance of exit interviews

One of the most neglected disciplines in many churches and ministry organizations is that of doing exit interviews when staff leave. In fact, in some cases, I believe that some leaders don't want to do candid exit interviews because they know they have a problem with retaining staff and frankly don't want to address it. Yet, had they conducted candid and confidential exit interviews they would know how to address the issue.


What can exit interviews tell you? First, they may tell you why a staff member is actually leaving. Let's be honest. In many cases in ministry settings staff don't reveal the actual reason they are leaving out of concern for the organization or because they are under pressure not to rock the boat. If there is an underlying reason for their exit related to the culture of the ministry it is a good thing for you to know this.


Second, if there is a dysfunctional staff situation, and you see trends (see my blog, When the bodies pile up), the exit interviews give you information that can be used to address whatever dysfunction exists. That is, if you truly desire to do so. In some cases, in spite of problematic trends, leaders simply ignore the problem not wanting to deal with it. However, common stories when people leave do give you some helpful data to address underlying issues.


You may also discover that your hiring processes are not robust enough if there is a trend of people who don't fit. Poor hiring practices lead to a higher attrition rate which is unfortunate for the staff member as well as the organization.


One thing to remember is that people may vent on their way out so their own experience can be colored by their issues. One problematic exit does not make a trend. Over time, however, if there are consistent themes around any issue of staff health or culture the exit interviews give you an opportunity to address it. 


As the leader of an organization, I take the feedback from staff who leave seriously. It gives us an opportunity to improve our culture and practices. I am given regular feedback from our personnel folks on trends that they pick up. Don't neglect your exit interviews. They are crucial to a healthy organization.

Ends, means and everything in between

I don't meet many leaders who at the end of the day don't claim that they want the best results for the organization or team they lead. To the best of their ability, their motivations are reasonable (who of us knows all of our real motivations?). However, I do meet leaders whose means of achieving their desired ends do not meet the ethical standards that we would want in the ministry world.

As leaders, we spend considerable time thinking about where we want to lead our organizations. Wise leaders spend an equal amount of time thinking through how they get to those goals and that their means are as noble as their goals. If we sacrifice the means for the ends we have sacrificed our credibility and often our personal ethics. Or, we skate the ethical edge.

The challenge for leaders in this are several.

First, leaders are focused on the end goals. If the end goals are right and healthy all is good. That focus, however, can manifest itself in impatience to get where we want to go quickly and quickly often means cutting corners. Those corners may be the violation of people - using them instead of serving them, or ethics or finances or any number of ways we can get to where we want to go. Getting to the right place is only one half of the equation. Getting there in a healthy manner is the other half. 

Second, leaders are usually pragmatic. In itself this is a good thing and a mark of a leader.  There are enough visionary leaders who don't know how to get from point A to point B to point C. However, there are pragmatic decisions and strategies that are ethical and healthy and pragmatic decisions that work but which are not ethical or healthy. Pragmatism that violates ethical standards, violates people or is simply unwise is unhealthy and will undermine the moral authority of leaders.

Third, leaders are often impatient. On one hand this can be healthy because without healthy impatience, nothing important is likely to get done. Inertia is ubiquitous since people like the predictable and comfortable while leaders should bring a sense of urgency to their organization. On the other hand, impatience can cause leaders to push faster and harder than the organization can reasonably move. Under pressure, people start using other people or choose to look away from questionable decisions or strategies under the guise of achieving our ends and getting there quickly.

The best leaders monitor carefully the ends they pursue and the means that the organization uses to meet those ends. Both are equally important and both require a great deal of thought and diligence. No ends, however noble, are worthy of means that do not meet the same noble and ethical standards.

Here are some questions leaders should ask all the time regarding the means to their ends:
1. Am I using people or serving and leading people? 
2. Is there anything we do that skirts ethical boundaries or could look to others like we are?
3. Do we always tell the truth no matter what?
4. If we had to open our financial books to Jesus, would He be OK with what he sees? Would those around us?
5. Do we have an open and candid atmosphere where others can ask questions, question decisions or share concerns?
6. Do I as a leader have any twinges of conscience regarding how we do what we do? 
7. Do I have a hard time explaining my strategies or decisions to others and having them understand and accept them?
8. Am I OK if someone questions me on an ethical, financial or staff matters?

Ministry promises

Organizations make promises. We make them when we hire. We make them when we talk about our organization. We make them when we communicate to our donors. We make them when we talk to our staff. We make them in our policies. If we preach, we make them in our messages. 


Staff members hear those promises whether they are implicit or explicit and they respect us when we keep them and grow cynical when we don't. Above all they expect us to be serious about the promises we make. As they should.


When we say "People are our most valuable asset" but don't develop them, empower them or treat them with dignity and respect our actions do not live up to our promises. If we talk about integrity but leaders do not display it in decisions they make we don't live up to our promises.


One of my deepest fears when we bring new staff into our organization is that they will find themselves in a situation where what we promise in our "sandbox" will not be what they find. In fact, at our recent bi annual leadership team meeting we spent the whole week discussing where we were in living out the promises and commitments of our sandbox (mission, guiding principles, central ministry focus and culture). It was a "check/adjust" to ensure that we deliver on our promises.


Staff do not expect perfection but they do expect that we are consistent in keeping our promises to the best of our ability and where there are gaps working to close them. They need to know that we are serious about becoming who we say we aspire to be.


A simple way to know how well we are doing is to have honest dialogue with staff about how they perceive we are doing. Of course this means that we are able to receive that feedback with appreciation rather than defensiveness. Staff can give a perspective that leaders often do not see.


Think about the promises you or your organization makes implicitly or explicitly and evaluate how you are doing. The good thing is that there is always room for improvement.

Paradigm shifts and the job of leaders

Paradigm shifts are very hard for most people to grasp. It is not that they are necessarily resistant, lack intelligence or don't want better results. The truth is that we see through a lens that is familiar and the unfamiliar is hard to grasp, especially if it requires us to think differently. The challenge is that the familiar will often not take us into the future. The world changes, and as it does the familiar often becomes our enemy, not our friend.


Interestingly, when change around us is rapid, we often cling to the familiar because it provides us with stability when in reality the familiar is destined to keep us from meeting new opportunities in our changing world. Think General Motors or Kodak. While they clung to the familiar the world changed and they were caught unable to catch up. The familiar was their nemesis.


For example, in the world of missions, the familiar is particularly dangerous as many of the traditional models will not carry water in the future. There are major shifts needed if mission agencies are going to meet the needs of a color world. Local churches must also make shifts in how they view missions strategy. In both cases, the familiar is the nemesis of future success.


This does not mean that what we did in the past did not serve us well in the past. It does mean that ministries need to ask the question of what will best serve them in the future. The future will never look like the past so it is reasonable that much of our methodology in the future will be different than in the past. That means a change in the way we think about what we do and how we do it. It is true in business and ministry. 


The challenge is that we are so used to the familiar that we often do not even question our methodologies. In fact, we often don't even think it is necessary to ask questions about our methodologies which is the real danger. And sometimes, those who do ask the questions are seen as irritants because they are messing with the familiar.


Leaders have the responsibility to take the time to consider where ministries need to go to meet the challenges of the future. That takes time, reflection and a lot of questions. No one else will do it for them. Then, they need to help their staff understand the needs of the future and press into needed changes in paradigms that will help them get there. This takes great courage because it requires us to give up the familiar for the unfamiliar.


Helping staff transition to new paradigms is a necessary, time consuming and dialogue rich discipline. Leaders who do not have the courage to position their ministry for success in the future leave their organization in a deeply vulnerable position. Here is what I know. The future is not like the past so we need to ask what old paradigms need to go and what new paradigms need to be embraced. And then, how do we help our staff and organization embrace new ways of thinking.

Church board self assessment: Fifteen Questions

If you are a church board member, how would you rate the quality of your board's work? As one who consults with church boards I am encouraged by the concern of many board members to raise the bar when it comes to the leadership and governance of their board. For many boards there is still much to do and for all boards, honest self evaluation is a critical factor in leading at a higher level.

Here are some basic questions that can help a board rate its current work and look for areas where they can do better. What I suggest is that each board member answers these questions with one of three colors: Red, yellow or green. 

Red means that the board is not performing well at all in an area. Yellow means that improvements could be made. Green means that things are going well. Remember, you are looking for areas where you can improve so yellow and red are not bad colors in themselves. What you do with the yellows and reds is the critical question. Visual management is helpful so I would actually encourage you to use colors in answering these questions.

These fifteen questions should spark some good, candid and robust dialogue among board members. Be honest, listen to one another and ask the hard questions of yourselves so that you can go to the next level.

1. Our board meetings start and end on time and there is always a clearly defined agenda. Red/Yellow/Green

2. Our board is able to engage in robust dialogue around any issue as long as there are no personal attacks or hidden agendas. There are no elephants we cannot discuss. Red/Yellow/Green

3. We have a written board covenant that defines how we operate together and we keep that covenant. Red/Yellow/Green

4. We spend more time thinking about the future than we spend on current issues. Red/Yellow/Green

5. We delegate management to staff and stay focused on the big rocks of direction and health. Red/Yellow/Green

6. We insist that our staff operate with a clear annual ministry plan. Red/Yellow/Green

7. Our senior pastor has a clear annual plan which forms the basis of an annual review. Red/Yellow/Green

8. Our board itself has an annual plan in how they will grow in their leadership and governance. Red/Yellow/Green

9. Our board has a clear job description as to its responsibilities and role and all new board members are clearly trained in those responsibilities. Red/Yellow/Green

10. Our board has a clear picture of what they desire the church to become and has clearly articulated this vision to the congregation. Red/Yellow/Green

11. We candidly evaluates the health of the church based on that clearly articulated vision. Red/Yellow/Green

12. We do not ignore real issues that exist on staff or in the congregation because of conflict or issue avoidance. Red/Yellow/Green

13. The leadership structures of our church are designed to help leaders lead easily and make decisions quickly. Red/Yellow/Green

14. We regularly spend time in concerted prayer for the ministry and needs of the congregation. Red/Yellow/Green

15. We guard the gate of leadership so that we get the best leaders who are wired to lead and to keep the spiritual temperature of the church high. Red/Yellow/Green

Transitions that can help your ministry go to the next level

 Periodically ministries need to honestly evaluate the present and envision for the future. This is true for teams, ministry divisions, programs or entire organizations. There is a fairly simple way to get at the transitions that one needs to make. It can be done on a white board in four steps. 


This exercise, however, is not for the faint of heart or people who easily become defensive. In fact, the major reason more ministries do not look in the mirror to see what is really there in order to move beyond the present to the future is that they find it hard to be honest about their reality. It is too threatening and intimidating. It is far easier to live with the illusion that all is well than to look at the true facts and face reality. It is ministries that refuse to live with illusion and value looking at reality that continue to move toward more fruitful results.


Step one: Celebrate the past. Make a list of the the good things that you can celebrate about where your ministry is. You will be encouraged by the "wins" you have experienced. Here is an important principle. We celebrate the past but we envision the future. 


Step two is harder: Look under the hood. This will require you to set aside your ego and act like a consultant to your own organization. The goal here is to look beyond all the good things and make a list of the deficits which you know are there. Where is the organization not working well? Where are there silos? How well are you meeting your mission really? What staff are not performing? Where do you have lack of alignment? I tell staff in this step to act like a consultant to their own organization and tell the truth to the organization where there are major deficits. What would an outsider say to you? Be brutal, honest, candid and realistic about what is. Too many leaders are experts at step one but never go to step two because it is too intimidating. One cannot go forward without being honest about where you are.


Step three: What do you wish your organization looked like? Here you want to define your preferred future: you describe the organization, structure, results and organizational culture you believe would be optimal for you to meet your mission, see significant results and organize for maximum synergy. There should be a counter description for every negative you listed when you looked under the hood. What opportunities is the ministry missing today because of how they are organized? If you could build your ministry from scratch today, how would it look to maximize your ministry impact. This is the picture of what you believe you should become. 


Step four: What transitions do you need to make to get to where you are to where you desire to be? In other words, if you were to move from the present to the preferred future while overcoming the issues you discovered by looking under the hood what key transitions would you need to make? Here you are defining the true cost of moving from what is to what you believe needs to be. It is truly your road map to the next level of ministry success and impact. 


The transitions you need to make call the question on the courage of the leadership of the organization. Are we willing to pay the price that needs to be paid to get to where we need and want to go? Often the answer, candidly, is no. We may not want to rock the boat or pay the cost of necessary change - which is why many churches and ministries stall out. Courageous leaders, however, will take up the challenge and determine a strategy to make the transitions because their highest value is not comfort but effectiveness.

Growing better self awareness

How well do you know yourself? Self awareness is a critical factor in the success of our relationships, friendships and work staff. Unaware people often hurt others and their relationships because they are not cognizant of how their words, attitudes or behaviors impact others. This is especially true with unaware leaders whose lack of awareness causes staff to think that they are uncaring, harsh, lack empathy or simply narcissistic. 

Self awareness means that I understand how I am wired, how I am likely to react to others and situations, what my blind spots and shadow side are, what pushes my emotional buttons and how I am perceived by those around me. While those perceptions may not be the "real us" from our point of view, they are the "real us" to those around us. 

For instance, I can be viewed as distant and private by those who know me from a distance. To mitigate against that I work on spending quality time with those I work with and being as self-disclosing as possible so that they understand the real me. However, if I was not aware of that perception, I would not be able to take steps to counter it. 

What is important to understand is that we have a view of who we are but others around us also have a view of who we are and the two views may be very different. In fact, the more self aware we are the less discrepancy there will be between our view of us and others view of us and the less self aware we are the greater the discrepancy will be. That is because a large part of self awareness is understanding how others perceive us.

Self aware people are able to take steps to mitigate against the parts of their wiring that can be troublesome in interactions and relationships. We cannot fundamentally change our wiring (although the Holy Spirit can) but we can manage our shadow side in ways that facilitate healthier interactions and relationships. 

How do we grow our self awareness? I would suggest doing some reading on EQ or Emotional Intelligence as a start. That will at least give one a framework to understand oneself better. To drill down deeper, we need to have some conversations with those around us as to how they perceive us and what they think our blind spots are. Because we are blind to our blind spots, only feedback from others will help us understand what they are.

Find a trusted friend or colleague and ask some questions: What do you see as my greatest strengths? What do you see as my greatest weaknesses? Describe your perception of who I am to me. What things do you think I am blind to in my interactions, attitudes or actions? Are there things I do that unintentionally hurt others or damage relationships? If you could be completely candid with me about something you see that I should be aware of, what would it be?

I am blessed to have a wife who is honest with me and trusted colleagues who I can have those kinds of conversations with. I am more self aware because of it and better able to manage those parts of me that can hurt others or be perceived as insensitive. I have come a long way but am certain I have a long way to go given the complexities of how I am wired. However, my self discovery has been a major part of my growth as an individual, husband, father and leader. 

It should be obvious that this kind of self discovery takes a great deal of humility and a lack of defensiveness. It is defensive people, and those who need to project a certain image who are the least self aware because they lack the ability to hear feedback from others. In fact, if you are unable to ask these kinds of questions and hear candid feedback it should be a warning to you that you are not only self unaware but likely to stay that way because of the fear of understanding the real you. Growing our self awareness is part of the journey to becoming healthier individuals.

Pastoral and staff reviews

I remember my first annual review as a pastor. It was painful: not because the elders thought I was doing a poor job but because it was not based on a clear job description so the comments were random, some felt petty or unfair and simply reflected the personal biases of various board members. I remember thinking, "well that didn't feel good!"

As a firm believer in feedback and reviews I also have strong views on the context in which they are done. 

First, they should only be done after a staff member or pastor have been working with a clear set of expectations for at least a year. In our organization, we use Key Result Areas and an Annual Ministry Plan which define the key results expected from the job and the plan laid out by the staff member to achieve those results. This changes the equation from a focus on activity to results, and it is based on agreed upon results and plans so there can be objectivity. Without agreed upon results, any review will simply be a reflection of the biases of a particular board member and not a fair evaluation of the staff member. 

Second, it is critical to do a review annually, not when the board or supervisor starts to believe there is a problem. Often, the first review a pastor gets is when there is disagreement between them and the board. The review is then used as the means of addressing long standing problems but unfairly so since there has not been agreed upon outcomes up to that point. 

Third, reviews should not have any surprises in them. Good supervisors or boards talk about issues long before they become major issues. There is ongoing dialogue between staff and supervisor or senior pastor and board in healthy ministry situations so that there is never a surprise. Surprises are an indication that such dialogue has not been taking place.

Fourth, reviews should be honest and candid. Don't dodge issues that need to be addressed. If you do, staff don't grow and become all that they can be. Direct and candid feedback is a critical element in growth. When we are not honest - often in the name of grace - we compromise the development and growth of staff. Be direct, honest, candid and invite dialogue to ensure that the issues, if there are any, are understood.

When bad things happen

Things go wrong in any organization. Sometimes in a very messy way! The question is not whether things will go south but what we learn from them when we do. There are three common reactions to problems when they occur. Only one of them is truly helpful.

A common response when things go south is to quickly blame someone - after all, someone must be at fault. Actually, sometimes this is true and sometimes it is not. There are times when systems need to be fixed and it is not really a people problem. However, blame is not a very helpful response (unless you have an ongoing problem with an individual) because in assigning blame one tends to ignore other factors that may have contributed to the problem. Blaming allows one to ignore other critical factors that may be present. It is a convenient response because once blame has been assigned, one can move on without critical analysis.

A second response to things going south is to simply "move on." Here there is no real analysis of the factors involved which means that leaders don't need to take any responsibility for what occurred.  This happens because leaders are either naive and believe that moving on is the best thing to do, or they don't want to look in the mirror and honestly evaluate the situation for lessons that could be learned. This is essentially a convenient non-response that simply hopes that by moving on the problem will not recur. It is also the reason that the problem will probably recur since important lessons are not learned. 

A third and the most helpful response is to do an autopsy without blame. Here, leaders intentionally ask the kinds of questions that can help them understand why what happened happened and what they can learn from it. Questions like: What contributed to this situation?; What could we have done differently?; What do we need to do differently in the future?; What lessons can we learn so that we grow as an organization?; How do we process the constituency in an honest way?; - all evaluative questions designed to learn from the situation.

This is not about blame but about learning and growing. In fact, the lack of "blame" and the refusal to just "move on" gives leaders the opportunity to grow from the experience. Bad things will happen. The question is whether we will learn and grow from them or repeat them.

Organizational Renewal or Decline

All organizations including businesses, ministries, missions and congregations have a predictable life cycle of missional growth, a plateau and then a slow slide into decline - unless there is direct and intentional intervention by leaders to renew the organization from within on a regular basis. All of us can name churches, for instance, that were once vibrant and missional but are not struggling to simply exist. In the business arena, General Motors is a great example of this life cycle and without the necessary renewal it ended up in bankruptcy. Denominations face the same laws of organizational life cycles as a recent report, for instance, of the Southern Baptist Convention indicates that they are facing the challenge of an aging organization now losing people and seeing fewer conversions.

If you are reading this and your organization does not face the challenge of plateau or decline, don't get too smug. No organization is exempt from this phenomenon unless there is direct intervention to prevent it. 

There are several factors that contribute to plateau or decline in organizations. First, organizations that start out missional can over time slip into institutional where the institution becomes more important than the mission. Here are churches who never change their bylaws or governance structures (which become sacred) even when they are strangling the congregation from responding to the needs of a new day.


Second, they forget the rule that "what got you to here will not get you to there" and become change resistant. Resistance to change will guarantee decline because what worked in one day will not work in another. This is the trap many missions find themselves in, doing ministry like they did in the fifties when the whole ministry context has changed around them. As a rule, the longer an organization has gone without major change the greater their risk of sliding into irrelevancy. Risk adverse ministries will go into decline.


Third, there is a tendency to worship the past and wish that the future could look like the past. I can think of congregations that were considered cutting edge flagship congregations twenty years ago who are in serious decline today but leaders still remember the good old days and just assume that they can make them come back. It won't happen without major change.


Finally, decline comes when the missional commitments of the ministry get lost in preserving the institution. Survival mode is rarely missional. The focus is on survival rather than moving forward and taking territory for Jesus. 


The only way to arrest this tendency toward decline is to continually renew the organization from within. This takes courageous leaders who care more about the effectiveness of their ministry than their own jobs because the only way to create ongoing renewal is to push the organization to take risks and get out of their comfort zone. Many will not like the discomfort of renewal. Here are some keys to such renewal.


First, there must be absolute clarity on the mission of the organization and what spells success. Declining ministries have inevitably lost their sense of clarity and unless a new and compelling clarity can be articulated renewal will not take place (see chapters two, three and four of Leading From The Sandbox). Can everyone in your organization clearly articulate a common compelling mission and vision? If not you are at risk!


Second, you can gauge your ability to renew by how change friendly your organization is because without regular and major change to meet the needs and opportunities of a new day decline is inevitable. Can you identify three to five significant changes that have taken place in your ministry in the past three years? If not, you are at risk!


Third, is there an openness and a strategy for getting new ideas on the table? This will usually happen when new people come on board and see what you don't see, or with younger staff members who are not stuck in the old ways of thinking. If you do not have an intentional strategy to bring new ideas and new people to the table, you are at risk! Long term employees will often work to guard the status quo which is comfortable for them rather than be initiators of new ideas which will stretch them.


Fourth, do you have the courage to move along leaders who are stuck in the past and who will not go with you into the future? Those who have quit growing and who guard the status quo are anchors to your ministry, holding it back. The mission is more important than job security. If you do not regularly evaluate leaders for their ability to lead the organization forward you are at risk! If you are the senior leader and realize that you have taken the ministry as far as you can, the best thing you can do is to step aside and let someone else lead into the future. Far from being a failure, you are opening the door to organizational renewal.


Fifth, are you annually driving a set of ministry initiatives that all can rally around, will help you achieve your mission better and keep improving the ministry results you are after? We call these the "game changers" that change the nature of the results in a significant way. If you cannot identify those annual game changers you are at risk!


The longer a ministry has been in existence, the more difficult it is to keep renewing it from within so that you don't move into the plateau and decline phase of life. In other words, leadership becomes more complex, not easier and the need for risk, new ideas, critical thinking and creating waves greater as the ministry matures. Take a moment and think about where your ministry is against some of these principles.

Red, Green, Yellow

Visual management is a tool long used in industry but has wonderful application to ministry as well. For instance, we evaluate our adherence to our core commitments in ReachGlobal with a series of defined metrics along with a color for each. Green means that we are doing well, yellow that we could be doing better and red that we need to pay attention to it. Behind each color is a comment indicating why we evaluated the metric the way we did. 

In the same way, as we define processes that we follow for various key functions we rate each process with one of the colors along with comments. This is easily done using Microsoft Excel. 


The colors are not about whether someone has done well or badly, in fact, yellow and red are not negative. Instead they represent "opportunity" to do something better. Red is an indicator that we have something that we really need to pay attention to.


Ministries are not good at evaluation, generally. Giving our metrics or processes a color along with comments is an easy way to start to evaluate what we say is important to us. If in fact, we don't honestly evaluate it is not really important to us!


Further, the colors give you a quick indicator of where you are doing well and where you can improve. Knowing that you cannot improve everything at once or solve all problems concurrently you have a choice from your visual management tool as to which you want to pay attention to now. 

The first time a team does this, everyone wants all the colors to be green. They never really are. Furthermore, if they were all green it would mean that you have nothing to improve which we know is never true. In fact, using colors honestly gives you a continuous management tool which is what we all really want. 

It takes a little bit of work but it is a highly effective tool! It is even more effective if you put them on a wall for all to see. People start to pay attention to areas where improvement is possible and they all get in the game.
