Leaders, focus and notice but don't necessarily do many things now




 Good leaders are always focused - on a few critical areas that if they do not drive themselves the organization will not thrive and move forward. This is not as easy as it sounds. First one has to determine what those few critical areas are. Second, it takes a great deal of discipline for leaders to focus and not be distracted by many lesser things that need to wait so that the critical issues are addressed. It is their job to determine what those issues are and then to focus on two to three at a time.


The discipline of focus is a critical component of a leader's skill set. They naturally see many things that need to be addressed and the temptation is to do many things at once. Not only does it not work but it drives staff crazy who need to deal with the many things a leader might want to fix or do differently.

This does not mean that leaders do not pay attention to many things. They are constantly paying attention to what they see, hear or discover. They are naturally curious and asking questions. They have many conversations with staff to discern what is happening. But - and this is critical - they are able to assimilate a lot of information without automatically trying to fix what they find. 

Why? Because it is not their job to fix everything but to focus on a few key things. Second, they bide their time until they have a chance to explore their findings or observations with the appropriate individual without being controlling or micro managing. It means they are willing to think grey on some issues until the time is right to address it in a way that does not violate others or take on their responsibility. 

Good leaders:
  • Focus on a few critical things
  • Notice what goes on around them
  • Think grey on lesser problems
  • Wait for an appropriate time to address lesser problems with those who are ultimately responsible
For most this will be a skill that is learned and not innate. But it is a critical skill if the organization is going to grow.

Ironically, the more a leader tries to change at any one time, the less effective they will be. Why? Because many changes simultaneously cause a loss of focus for both leaders and the organization. The more critical the issue, the more focus it takes from leadership, staff and the organization as a whole.

Three distinct ways to plan your life and one that actually works

 
It is always interesting to ask people how they actually live their lives. Most of us assume that we live by our stated priorities, but when I ask individuals how they translate what they say is important to them into their weekly and monthly schedule, I am often met with silence or a request for suggestions.

There are three primary ways that people plan their lives.

The first strategy is to live by your options.

All of us have an unlimited number of options available to us. I might say no to someone asking me out for an evening dinner but yes to a more attractive option. When I asked a friend recently about his strategy for planning his week, he said, "I don't have one." When I asked how he made decisions about what he did outside of work, he said, "It depends on the options." In other words, on any given day, the best option wins the prize for how he spends his time.

The problem with living by your options is that it does not consider what is essential to you and does not necessarily contribute to a well-lived life. It is a common strategy but not one designed to help you accomplish what you want to achieve in life. On the upside, it takes little planning or effort.

The second strategy is to live by the expectations of others.

This strategy is a trap that many fall into, especially those who are prone to please others. Everyone has some sort of agenda for our lives: Family, friends, employer, colleagues, church....you name them. These are things that others think should be important to us. They are not things we feel are important to us, but we have a hard time saying no and living our lives by the rules of others rather than our values. 

This strategy is obviously not planned. It is reacting. Further, it usually causes an underlying frustration, if not anger, when we realize we do not control our destiny. One of the most liberating skills is the ability to say no and feel good about it. Not to be contrary but to ensure that we live according to what we believe to be most important. To live by the expectations of others is to give others the ability to determine what is essential for us to do - an abdication of our own responsibility.

The third strategy is to live by a planned calendar based on what we believe our priorities are.

There are two caveats here. The first is that we have done the hard work to determine the priorities of our lives. There is no well-lived life that has not first determined what is important and what one wants to accomplish. 

This is because all priorities take time, and time is the most precious commodity we have as individuals. Money comes and goes, but time only goes, and you cannot get it back. Every obligation we choose or agree to has a time check attached. Just as we write financial checks, we also write time checks. They are ultimately more important than how we spend our money because they determine what we accomplish in life. 

There is a second caveat. You must connect your priorities to your calendar in a proactive way to live them out. If your priorities are the compass for your life, your calendar is the clock. Unless the compass is connected to the clock, those things you value will not have the attention you desire. Thus, your priorities go on your monthly calendar before anything else. This is the only way to plan your life that ultimately works (if you believe in your values and priorities). What one does not reserve time for usually does not get done.

A simple principle to see dramatically better results


Over time most organizations move from focused activity to more general activity. In the process they unknowingly dilute the results they are looking for (Return On Investment) or in the non-profit world (Return on Mission). This drift from focused activity to less focused activity is not intentional but it happens in almost all organizations unless there are tools in place to keep the main thing the main thing.

Remember that approximately 80% of your success comes from roughly 20% of your activity. So focusing on the most important 20% is critical.

One of the key disciplines of any organization is to determine which of their activities yields the highest results and then to ensure that the majority of the effort is focused on these key activities. Many staff start to believe that being busy is an indicator of their skill. It is not! An indicator of skill is being focused on the right things, not activity in general.

Scorecards are a way to ensure that staff are focused on those activities that will yield the most return. One of my coaching clients is a wonderful performing arts academy. Their front desk team have many tasks that they perform to keep the academy running smoothly. They are all important. But, the most critical thing they can do to add value to the organization is to sell their services to the parents who call in and inquire about lessons for their kids. If they neglect those calls or don't take them with seriousness they are ignoring the 20% that contributes to 80% of the success of the academy. 

In order to focus on the 20% of activity that yields the greatest result, it is often necessary to eliminate other activity that is good but not critical. 

In good times, organizations add programs or products that are good but not critical to their mission. When tough times come, it is necessary to jettison some of the good for the sake of the critical. Not all products or programs are of equal value. Covid is a wonderful time to ask what is mission critical for the organization and then have the courage to let the rest go. Hard economic times help to clarify what is truly important what is marginally important. 

The best leaders are those who can sift through the activities of their staff and the programs and services they offer to ensure that the most important are being served and the least important are set aside. This is one of the distinctions of a good organization compared to an average organization.

Five ways a calendar can revolutionize your life


A critical principle each of us must learn is the value of time. Time is far more valuable than money because you can never get it back. Money comes and goes, but time just goes. Every time we place an obligation on our calendar, we write a "time check" that we cash on the day and time it is written for. What we often forget is that our calendar is a fabulous tool to help us use our time most wisely.

Here is something to think about. A calendar is not just a "time to do list" to remind us of everything we have committed to. But that is how we often use it. We dutifully put our obligations on our calendars so that we don't forget them, but that is not the primary purpose of a calendar. That is simply a to-do list with a time and place attached to it.

A Calendar, rightly used, is far more than this. It can be a fabulous tool to help us achieve our calling in life, our responsibilities at work, our marriage and family commitments, and all of those things that are of importance to us. It is not a "time to-do list." It is a sophisticated tool to help us achieve our goals in life. Let me explain.

Organizing our time
At its most simple, calendars help us organize the elements of our lives that are all time-constrained. Like the filing system for our email, a calendar helps us to organize our time because we believe that time is valuable. Anything of value is handled with care and stewarded. If time is valuable, we need to handle it with care and organization.

Prioritizing our activities
Not all activities are of equal value. But how do we ensure that we are focused on those activities of the greatest value? Here is a simple principle: Those things that are most important always go on our calendar before other things are added. This is true in our work, our family, our marriage or any other part of our life. This is far different than a "time to-do list." It actually helps us schedule our priorities first because we want to live intentionally rather than accidentally.

Evaluating our spending
Not monetary spending but "time" spending. Think of your financial decisions. An analysis of our bank statement can tell us not only where our money is going but also whether we are using our finances to achieve our financial priorities. If retirement is important, but we are putting only a small amount into our fund, our spending does not reflect our priorities. In the same way, our calendars tell us in real-time if we are actually spending time in a way that reflects our priorities. Thus, our calendar helps us to evaluate our lives and commitments.

One way to use your calendar to determine your "time" spending is to color code your commitments so that you have a visual picture of where you are spending your time. It is visual management for your life.

Aligning our time with our values
Values represent what is important to us. My marriage, for instance, is important to me. That means that my time commitments to my wife and the health of my marriage should be reflected on my calendar. If it is not, I need to realign my time priorities to align with my values.

Because our time commitments should reflect our values, wise people read their calendars often, and as they do, they ask themselves the question, "Am I spending my time in ways that reflect my values?" And "Where do I need to realign my "time" spending? It is helpful to take scheduled time each month to examine one's calendar and ask these important questions.

Choosing to say yes or no
How often do we have a problem saying no? When we should! Your calendar can help you determine whether you ought to say yes or no to commitments that come your way. A great way to do this is to develop the habit of saying, "Let me check my calendar and see if it fits" when asked to add something to your calendar. Don't answer on the fly. Rather, take a day or two, look at the time commitments you have, and give yourself the freedom to agree or say no on the basis of how it fits into your priorities. Don't cash time checks you don't want to!

One final thought. There is a video from Bill Gates making the rounds entitled "Busyness is the new stupid." I agree. Yet we fill our schedules to overflowing and, in the end, get too little rest, think time family time, and live with fatigue and frustration. Use your calendar to manage your time so that you don't live in the tyranny of the urgent - at least most of the time!

What are the most important priorities in your life?


Priorities matter. They reflect us in a unique way because they reflect our character and commitments. For me, these include my marriage, my family, my God and my work - using my gifts that God has given me. These four priorities reflect my deepest desires and highest attention.

Our challenge is that those things that are most important to us are often not given the highest attention in our lives. We know they are important but other issues and things take their place in the normal course of our lives. The only way to compensate for this is to ensure that what is truly important to us is that which we focus on first, leaving other things for later.

The end of one year and the beginning of another is a great time to evaluate that which is most important. How did we do this year? What do we want to accomplish next year? What is our plan to nurture the important and not allow the less important to crowd out the important?

If you are serious about the most important, take the time to identify what you want to accomplish in those areas of life this coming year. And then write down you plan with specifics that you can work on through the year. 

You may not fulfill you plan perfectly but a plan is always better than no plan and progress better than the status quo. Each year is an opportunity to grow in those areas that are most important to us. Don't let the opportunity go by. It is precious as life is short. In fact, we have no idea how long we will be on this earth. We want to minimize the "I wish I had..." at the end of our lives and replace it with "I am so glad that I..." 

Ecclesiastes tells us that as long as there is life there is hope. Use the time that you have and focus on the most important because that is what will matter at the end of our lives.

Work harder or work smarter. Eight tips


Almost everyone I know works hard. Most, very hard. If we put as much attention into working smarter, however, we could accomplish more and free up time for other activities. After all, there is nothing more precious for most of us than time. And as we get older we realize that time with family and friends and our own development is a higher priority than spending more time in our work.

The premise of working smarter is based on a simple truth: Not all work yields the same result. The secret is knowing what practices will give us the largest return on our effort. Those individuals who are most productive practice these disciplines.

One: They prioritize and focus their energies. They take the time each day and each week to determine what are the most important tasks to complete and resist the temptation to be sidetracked by other issues that pop up and distract from the most important. They keep the main thing the main thing, stay focused and don't confuse mere activity with results.

Two: They keep track of their main priorities. They have a written or electronic system for tracking their priorities, their obligations and their progress. It is not "all in their head" which usually means we are not paying close attention to what we need to be doing. On any given day or week we ought to be able to quickly articulate what we are working on because we are keeping track of our priorities. Some will say, "But I like to multitask." Multitasking is overrated! Often it is an excuse for not staying focused and research shows that multitasking is actually a detriment to focused work.

Three. They delegate to others those things that they don't absolutely have to do. Many of us find it hard to delegate tasks we have traditionally done. Those who work smart are quick to delegate anything they don't need to personally do to capable people so that they can concentrate on what they do best. This is part of what it means to focus and to understand the unique role that we play and then make time for that role.

Four. They use their calendar to prioritize their work. If you look at the calendar of those who work smarter you see that they have put into their calendar those activities that are the most important to accomplish. They keep those commitments and use their calendar to prioritize their work. They realize that not all activities are equal. They also recognize that they must calendar their most important activities first, before other activities crowd them out.

Five. They understand the value of time
Time is the one thing that we cannot get back. Money comes and it goes but time just goes. It is a precious commodity because it represents opportunities to invest in what is most important to us. Therefor working smarter means that we use time wisely, focusing on what is most important at work so that we have time outside of work to invest in other meaningful activities and relationships. They don't waste time.

Six. They understand the value of relationships and nurture them
Healthy relationships are the foundation of life and work. Those who work smarter actively nurture relationships around them because relationships nurture trust, cooperation and teamwork.

Seven. They evaluate their work regularly
Working smarter means that we evaluate our own work critically and often. Are we focused on the right things? Are we neglecting key areas or are we spending too much time on peripheral activities because they are easier? Where do we need to recalibrate or adjust? Asking the right questions helps us to evaluate our work and adjust where necessary.

Eight. They take regular time to think
Taking time to think deeply about what we do, why we do it and how we do it is a secret of those who work smarter rather than harder. All it takes is  the intentionally to set aside time to think! Again, how we spend our time makes a difference in how we work.

Personal clarity for 2013

December is a great month to think through the past year and to plan for the next year in our personal lives. God designed our lives with a rhythm on purpose. Each new day turns a new page, each month is a new chapter and each year a new volume. Volume 57 starts for me on January 1 and I want it to count. As the number grows so do the stakes as time cannot be reclaimed. 

Don't move on to 2013 before evaluating and celebrating 2012. Consider these questions:

  • What were the significant events of 2012 and how did they change me?
  • Where did I see significant growth in my  life this past year?
  • How did God prove Himself to be faithful to me?
  • Is there anything I need to confess and put behind me?
  • Are there any relationships that need reconciliation?
Since each year is a new volume and offers new opportunities, these are the kinds of questions I ask each December:
  • What are the key areas of personal growth I need to focus on this coming year?
  • How will I stay fresh in my spiritual life, marriage, family and professional life in the coming year? 
  • I feel God nudging me in specific areas of my life. How will I respond to those nudges?
  • What are the three to five big rocks that I must accomplish in my work life?
  • What is my plan to stay on track?
Whatever volume you are on 25 or 75, don't waste it. Take the time to think and reflect before the new year starts.
