The Five Why Questions

A simple technique for getting to the bottom of problems is to ask the question "why?" – five times, to drill down to the heart of the matter. I learned this from Toyota motors and their problem solving strategy.

Here is an example. I am meeting with a church board of about fifteen hundred whose board meets twice a month from about seven to midnight – terribly long and inefficient meetings. I ask “why do you do this? I can’t imagine those meetings being very productive.” “Well we have a lot of stuff that we need to do” is the answer.

Why do you as a board need to do all that stuff?” I ask.  “Are there not staff or volunteers who can do much of it?” “Well, I guess we’re not that good at delegating and think we need to be on top of everything in the church” they answer.

Why do you need to be on top of everything? Don’t you just need to be on top of the most important things” I ask? “Good question, they answer. We just assumed that we needed to know everything. As I think about it that is kind of impossible in a church our size is it not? I don’t think we do a very good job of differentiating between the small stuff and the big stuff.”

Why is that?” I ask. “Hmmm,” one of them says. “We don’t really plan our meetings very well. We just have this list of stuff that we need to decide and then the meetings go on and on and on. Our agenda is sort of like a shopping list of stuff we talk about.”

Why don’t you plan your meetings so that you cover the big rocks first and let the smaller rocks fall to someone else?” I ask. “We never really thought of that,” they answer.  “But we like it.”

By drilling down with five “why?” questions we got to the heart of the issue. This board did not differentiate between key issues they needed to deal with and mundane issues that did not need their attention. And they made faulty assumptions about needing to know everything that went on in the church. Modifying this assumption and paying attention only to the big rocks along with a disciplined meeting structure could reduce their twice monthly meetings from five hours to two. So simple, but they had never taken the time to ask why they did what they did how they did it – in spite of the pain.

The next time you have a problem you would like to solve, try asking the question “Why?” five times, drilling down to the heart of the matter. You may be surprised at what you find.

Thought Leaders

Every organization needs one or more individuals who are thought leaders in the areas which the organization works. Thought leaders are different from other competent leaders on the team in that they are able to see further, think differently and deeper than others. They continually challenge the status quo, are always thinking ministry strategy and architecture and looking for game changers that don’t tweak the present but change the whole nature of the equation.

The Apple Corporation is an example of a business with a significant bench of thought leaders. The result is not simply new technology but different technology that has changed the way we view and use our electronic gadgets. The IPad, for instance will no doubt replace many still bulky and heavy laptops for a wide variety of travelers. Not only is it cool but it changes the equation for many who don’t want to lug their computers around.

Thought leaders have some common characteristics. First they question everything rather than simply accepting the status quo. They see “common wisdom” as common but not necessarily wisdom and are contrarian in their thinking – asking why we do what we do the way we do it and whether there is a different way. Rather than looking to tweak systems they are more likely to look for game changing opportunities where radical shifts bring significant ministry leverage. Video venues, for instance, were used by a handful of ministries who went against conventional wisdom that preaching had to be in person and that innovation has changed the game for numerous ministries who are now reaching far more people and offering more worship venue options.

Thought leaders can be found at many different levels of a ministry and wise leaders are always on the lookout for those whose insight is regularly challenging the status quo. They then find venues for dialogue with these good thinkers in order to maximize the effectiveness of the ministry. One of the mistakes many older leaders make is not to listen to the thought leaders of the young generation among them who may not have the positional status of older leaders but who are on the cutting edge of what needs to happen in the future. In my experience, many of the key thought leaders of today are in their twenties and thirties and are the voices that are going to mold ministry in the next generation. To ignore them is particularly dangerous as thought leaders by definition need ways to exercise their mental creativity and will move out of organizations where that is not valued or possible.

Thinking Leverage in our Lives


One of the reasons that some develop deep influence is that they are always looking for ways to leverage their lives, opportunities and ministries. It is a way of thinking. My writing is about leverage. I can reach far more people by writing than I can otherwise. I was so committed to that leverage that I self published my first two books when publishers said there was no market – and the books were later picked up by NavPress.



In our discussion on intentional living I wrote about the importance of thinking through how we use our most valuable resource – our time. Wise individuals leverage their time whenever possible in order to leverage that resource. When I travel, I often bring others with me which exposes them to the world of missions and gives me time to develop a relationship. When I speak, I will use that material for blogs or writing when I can. Instead of traveling to many different locations when international I will instead invite people to come to where I am. It is all about maximizing opportunity for kingdom purposes.


In my fifties, I know that what I leave behind in others is more powerful than what I can accomplish myself. Thus, a great part of my time and energy today goes into mentoring and coaching others. My investment in their lives and ministries is leverage for me because their contribution multiplies my contribution.


Life should not be seen as a series of random “one off” events but rather one of interconnected ministry activities that if thought through and wisely planned can provide a critical mass of opportunity that allow us to leverage our time, gifting and activity. Jesus was a master of this: by living life with his disciples, every event, conversation or situation became an opportunity to grow them and of course, in the power of the Holy Spirit, they launched the church on his ascension.


The example of Christ, where he involved his disciples (both the twelve and a larger group of followers) in His life and ministry is a powerful one because we have the same opportunity. Why do something by ourselves if we can involve others? Recently I was involved in a situation where ministry relationships were strained and needed to be sorted out. Rather than deal with it by myself – even though I was the primary player to do so – I brought two other leaders with me. In the process they learned some lessons in conflict resolution.


Wise leaders also think leverage when it comes to spending ministry dollars. I have some ministry friends who have a propensity to think very big when it comes to budgets for various initiatives. One of them asks my advice from time to time and I tell him that I always divide his monetary needs by ten and that is what he ought to be spending. Perhaps it is because many ministry folks have never been in business where the bottom line actually matters. They just think God will provide and rather than thinking leverage they try to raise far more than is actually needed.


Leaders of deep influence do not waste time, resources, opportunities, relationships, or strategy: they always look for ways to leverage these God given resources for maximum ministry impact. It is a way of thinking – and a contrarian way of thinking at that.

Game Changers in Missions

Ministries in search of growth and more effective results often find themselves tweaking themselves endlessly. Tweaks are often needed to fine tune a ministry. But tweaks do not bring ministry breakthroughs. For that one needs to find the game changers.

Game changers are new ways of thinking or new ways of doing that significantly change the results that a ministry achieves - usually by significantly changing the way it goes about ministry in key ways.

The world of missions desperately needs game changers if it is going to meet the astonishing opportunities of reaching some 6 billion people with the gospel. Unfortunately many mission agencies are tweaking old paradigms rather than rethinking their strategies for how they do what they do. Here are some of the game changers that are making a major difference in missions today.

Partnering with others rather than doing missions in isolation. It is amazing how little cooperation there has historically been between mission agencies. Essentially instead of building the church each agency felt that it had to build its version of church - duplicating all the denominations from the United States to the global world. Jesus died for the church and not just our version of the church so any time we can partner with like minded ministries we leverage ourselves for greater ministry results.

Building the church, not simply our version of church. Here is a game changer for our mission - ReachGlobal. While we are the mission of the EFCA we are not intent on planting EFC churches globally. Yes we must have orthodox theology and we believe in the ethos of the EFCA. But, we are far more concerned that the churches we work with or initiate are healthy, interdependent, reproducing, self supporting and indigenous. What we are not concerned about is the name above the door. This means that we can come alongside multiple movements in a country, not just the ones that have the same name as us. This dramatically increases our spiritual influence. It has been a game changer.

Another game changer in missions is related to the previous one. Rather than simply assuming that one needs to start something new in an area of the world in which one is working, the first thing strategic missions do is to look around and see what God is already doing there and where possible, come alongside existing movements to help them multiply healthy churches. Where there are no local believers, evangelism and apostolic church planting is the work of the missionary. But where there are existing believers with a level of health, the first thing strategic missions do is to see if they can come alongside of them. Of course, this requires that the mission is not simply committed to building their brand of the church denominationally. Those that are limit themselves significantly.

Coming alongside existing believers to expand the church leads to another kind of game changer. Rather than simply focusing on what mission staff can do, the focus is now on developing, empowering and releasing indigenous workers for the harvest and therefore moving from addition (what I can do) to multiplication (what we can do). In this scenario, missionaries see themselves more as coaches of others as they work alongside and serve those they are partnering with.

This leads to a mindset game changer. If we are not simply building "our brand" and if we are empowering others and lifting them up we no longer own anything, control anything or count anything as ours. That is a massive mind set change for western missions and it represents a humility and service mindset rather than the "expert" and "in charge" mindset. It significantly changes how we are seen by those we partner with.

One of the ultimate game changers takes place when empowered and encouraged indigenous partners take on their own responsibility for sending missionaries. This has happened with our African movement partners who two years ago formed Reach Africa for the sending of their own missionaries and they are already training dozens of pastors and church planters in areas where the church is not yet present. ReachGlobal partners with Reach Africa as equals in the mission endeavor - a powerful combination.

One final game changer comes when Western mission agencies start to bring on their staff leaders from the parts of the world where they work in significant leadership positions. They bring with them a wealth of cultural understanding, strong understanding of the issues faced in their part of the world along with the very relationships the agency needs to increase their influence. In recent years we have grafted into our leadership Indonesian, Egyptian, Lebanese, and Kenyan leaders. They, and others to come are changing ReachGlobal in a wonderful way and are helping us be far more effective as a mission.

It is time for mission agencies to embrace a new paradigm and a new relationship with indigenous partners. It has never been easier to reach more people with the gospel than it is today. Whether we respond to that challenge is up to us. I don't want to settle for anything less. You?
