When our ministries claim to be transformational but toxicity exists on their staff, we need to take note

 


There is a disconnect in many ministries that claim to be about transformation. That disconnect is that their own internal staff cultures are often toxic, dysfunctional, and highly untransformed. It is a sickness that pervades even high-profile ministries that purport to be at the forefront of leadership and transformational ministries.

I recently worked with a very large multi-ethnic church, where I also did a culture audit. The audit revealed a deeply toxic culture within the staff which spilled over to the ministry of the church in general. The church claimed to be transformational, but in reality, its claim was wishful thinking as there was little staff health. Some staff who had left in recent years would not even step back onto the campus. 

The interesting thing was that when the culture audit findings were shared with the board, there seemed to be little concern, leading me to withdraw from my consulting with them. The church was in decline, as is often the case when there is toxicity among staff. In fact, almost every one of the 70 individuals I interviewed indicated that the congregation was on the downward side of the organizational life cycle. 

If our staff cultures are not healthy, we do not have the moral ground to claim that our ministry is about transformation. There are too many places where fear and intimidation, and lack of care for staff are the norm. It usually reflects the senior leader's lack of EQ or concern for those on their staff. It is often fueled by a leader's drive to succeed or their own insecurities. Whatever the cause, it is inexcusable and sad. And not consistent with the kind of cultures that reflect the culture of Jesus.

Healthy staff cultures are marked by these kinds of characteristics.

  • All are treated with dignity
  • Grace is extended in all situations - even when tough issues are being dealt with
  • Truth is spoken in grace
  • People are developed, empowered and valued
  • Candid discussion is valued
  • People are in their "lane" or sweet spot
  • Men and women are treated equally
  • There is a high value in helping people become all they can be
  • Leaders serve their staff to help them be successful
  • There is clarity of roles and people are given the tools to do their jobs
  • Teamwork is highly valued
  • Relationships are collegial 
  • Opinions are valued
  • Staff find their roles fulfilling because they understand the mission they are contributing to
  • There is high trust
  • Fairness is practiced in all situations
  • Appreciation is regularly expressed
How does your staff culture measure up, and where could you do better? Transformation starts at home, in our own ministries. As ministry leaders, our commitment to transformation starts with our own staff. Where there is transformation on staff, it will spill over into the congregation and the opposite is also true.

Don't allow these issues to derail your great leadership




It is possible to have effective leadership skills and still undermine one's leadership. And this is not only a risk for young leaders for often for leaders that have seen significant success. 


Hubris. This should be obvious, but it isn't always! Success breeds confidence, and that confidence can cause us to overestimate our wisdom and underestimate our need for counsel. This can creep up on us over time without our realizing it until we are no longer open to the input of others, which eventually comes back to bite us.

Schedule. Good leaders are in demand. That demand can cause us to say yes too often and no too seldom. Busyness wears us down, tires our bodies and minds, and robs us of thinking time and even time with God. Schedule erosion eventually catches up to us in negative ways.

Entitlement. Successful leaders can start believing that the rules don't apply to them as to others. One of the ways this often plays out is in behaviors that they would not allow others to exhibit but which they feel they can. This may be carelessness in treating others in words or attitudes or taking staff for granted. Because they have the positional authority, they often get away with behaviors that they shouldn't, but by doing so, they lose the respect of their staff.

Laziness. Many leaders who saw success in one period of life lose their edge in another because they no longer feel the need to stay sharp, learn new skills, and understand the changing environment around them. This can result from out-of-control schedules or hubris, but whenever we stop being intentional in our development, we begin to lose our ability to lead well.

Health. I understand this and have had to become deeply intentional about addressing my health issues. When we don't, those issues often compromise our energy and our ability to carry out our leadership roles. In the second half of life, this is one that leaders must become more intentional about if they are going to go the distance.

Transformation. It is what God wants to do in our hearts, thinking, priorities (lifestyle), and relationships, and it is a lifelong process. I love the comment my brother made at my father's funeral service. "He was not a perfect man, but he kept getting better." Cooperating with the Holy Spirit to become everything God made us to be and to become more and more like Jesus is one of the prime responsibilities of leaders who model transformation for others. When we lose our intentionality here, others notice, and it sabotages our leadership.

Clarity. Lack of personal and leadership clarity leaves our staff and us without focus. No matter how brilliant one is, a lack of focus confuses those we lead. Life should be a journey toward ever greater clarity about what God wants us to do (and alternatively not do), what our priorities should be (and there should be only a few), and what the target is for our work (without which our staff will lack direction). 

Discipline. No amount of brilliance makes up for the lack of discipline in our lives. Our personal discipline reflects our understanding of God's call on our lives and our commitment to stewarding the gifts He has given for maximum impact. Lack of discipline communicates a carelessness about that stewardship. 

Jesus. Life is not about us but about Him. It is easy to forget that and focus on our things rather than His. But, whenever we take our eyes off Him, we start to sink as Peter did when He left the boat to be with Him. To the extent that we lose that focus, we hurt our leadership - and ourselves.

What sabotages your leadership? It can be one of these, or it can be other things. Being sensitive to whatever it is will allow us to go the distance.

Transforming a pile of ashes



Think for a moment about your life today and then what Jesus wants to bring to you. You see, Jesus has a vision for your life and it is far greater than any vision we could have for ourselves. Here is that vision:


  • If you need some good news, He wants to deliver it

  • If your heart is sad and broken He wants to heal it

  • If you have an addiction, He wants to free you from it

  • If you are heartbroken, He wants to bring you joy

  • If you have made a mess of your life, He wants to make it beautiful again.

  • If you live in depression or despair, He wants to bring you gladness and joy


This vision for your life is found in Isaiah 61:1-3. “The Spirit of the Sovereign Lord is on me, because the Lord has anointed me to preach good news to the poor. He has sent me to bind up the brokenhearted, to proclaim freedom for the captives and release from darkness for the prisoners, to proclaim the year of the Lord’s favor and the day of vengeance of our God, to comfort all who mourn, and provide for those who grieve in Zion - to bestow on them a crown of beauty instead of ashes, the oil of gladness instead of mourning, and a garment of praise instead of a spirit of despair. They will be called oaks of righteousness, a planting of the Lord for the display of his splendor.”


This is God’s vision for your life! This is what He wants for us and what He offers to us. I had a conversation with a friend just recently where he shared how a few years ago he realized what a mess his life was and how he went on a quest to really understand Jesus and the life that He offers. This was someone who grew up in the church and knew Scripture but was not realizing God’s vision for his life. His life, like Isaiah says in verse 3 was a pile of ashes. Yet, now with God’s help, he is seeing God build something new and beautiful in his life. That is God’s vision for us. A crown of beauty instead of a pile of ashes. 


This is what Jesus talked about in John 10:10 where He says, "The thief comes only to steal and kill and destroy; I have come that they may have life, and have it to the full." You have have grown up in the church and known God for a long time but may still not be experiencing the fulness of life He offers. Don't settle for the ashes when He wants to give us a crown of beauty. Don't settle for loss when He wants to give us fulness.


CS Lewis put it this way in His book, Mere Christianity:

“Imagine yourself as a living house. God comes in to rebuild that house. At first, perhaps, you can understand what He is doing. He is getting the drains right and stopping the leaks in the roof and so on; you knew that those jobs needed doing and so you are not surprised. But presently He starts knocking the house about in a way that hurts abominably and does not seem to make any sense. What on earth is He up to? The explanation is that He is building quite a different house from the one you thought of – throwing out a new wing here, putting on an extra floor there, running up towers, making courtyards. You thought you were being made into a decent little cottage: but He is building a palace. He intends to come and live in it Himself.”


The result is this great word picture where Isaiah says, we will be called “oaks of righteousness, a planting of the Lord for the display of his splendor.” Instead of brokenhearted, darkness, mourning and ashes, our lives will look like a magnificent oak of righteousness, planted by God himself in order to display the splendor of what He can and does do in broken and needy people. 


The crazy thing is that God’s vision for our lives is better than any vision we could have. He will take your pile of ashes, whatever it is and craft something beautiful from it. From ashes to an oak of righteousness that brings Him glory. I will take that vision any day. All it takes is my willingness to invite Him to transform my life.


Father, I want to be an Oak of Righteousness, planted by you for the display of your splendor. Turn my ashes into a thing of beauty. Amen.

A word that has always bothered me

It has always made me wonder when I read a certain word in the New Testament. About God, I understand the meaning of the word. About you and me, especially me, I don’t. That word is “saint.” 


In Philippians, 1:1, Paul opens his letter to the church at Philippi with the words, “To all the saints in Christ Jesus at Philippi.” In his letter to the Colossians, he says, “We always thank God, the Father of our Lord Jesus Christ, when we pray for you, because we have heard of your faith in Christ Jesus and of the love you have for all the saints.” In Ephesians 1:1, he writes, “Paul, an apostle of Christ Jesus by the will of God. To the saints in Ephesus, the faithful in Christ Jesus.”


The very thought that I am a saint makes me feel uncomfortable because I know me. I know the broken, messed up version of myself, some of which others see and some that I alone see. In either case, I don’t deserve the title “saint,” but there it is in plain sight as Paul writes to the churches. He calls God’s people saints. 


The word “saint” is hagios in Greek and it means “different, otherness or holy.” It also means “set apart”. God is hagios, something we understand, but us? Here is the reason that Paul refers to us as saints. Listen to his words in 1 Corinthians 2. “To the church of God in Corinth, to those sanctified in Christ Jesus and called to be holy, together with all those everywhere who call on the name of our Lord Jesus Christ - their Lord and ours.”


There are two things that stand out here. First, when we come to salvation in Christ and make Him Lord of our lives, he sanctifies us. He cleanses us, wiping away our sins of the past and making us new creatures. And then, He calls us to be holy, to be set apart, to be like Him in our character and our life. So there is the reality of His divine work in our life and then there is the call, on the basis of that gift of cleansing and renewal, to become like Him.  Remember that hagios means otherness. We are different because of His work in our hearts and we in turn are called to live differently. In the words of Paul, we are “called to be holy, together with all those everywhere who call on the name of our Lord Jesus Christ.”


We are not sinless but we are called to sin less. We are called to become more and more like the Lord Jesus who saved us. Through the help of the Holy Spirit this is possible because that Holy Spirit is God who dwells in us. Therefore Paul says in Ephesians 4:1, “As a prisoner for the Lord, then, I urge you to live a life worthy of the calling you have received.” Wow. He says later in Ephesians 5:1-2, “Be imitators of God, therefore, as dearly loved children and live a life of love, just as Christ loved us and gave himself up as a fragrant offering and sacrifice to God.”


In those words we see the key to living like a saint. It’s very simple. We imitate God. We live a life of love toward Him and others just as He did toward us. We bring our attitudes, words, thoughts and actions into alignment with His. We are saints by definition. And we are called to live as saints by imitating him.


“Father. Thank you for the work you have done in my heart and life. You have made me a saint, one set apart for yourself. Today, help me to imitate you so that I also live like a saint. Amen”

Transformational ministries with toxic staff cultures

Transformation of hearts: Is it the kind you really desire?


The secular culture of the developed world - including the United States is increasingly moving toward a secular evangelicalism. By that I mean an evangelical lifestyle that embraces the secular culture in which we live because it has been deeply influenced by its culture far more than it has and is being influenced by its Lord and His word.

Rather than God being the transformer of hearts it is often our culture that is the transformer of hearts. What we must remember is that heart transformation is always taking place. The question is what the source of that transformation is: the culture in which we live or the God we claim to follow.

Think with me about the marks of a secular world view compared to the marks of a Christian world view and as you do so, think about the Christ followers in your congregation.

Money: The secular world view sees our resources as ours to do with as we please while the Christian world view sees ourselves as stewards of God's resources to use for His purposes.

Time: The secular world view sees time as mine to do with as I please. The Christian world view sees time as God's and puts His interests before my interests.

Options: The secular world view sees life as picking and choosing between any number of almost unlimited options that will bring one happiness. The Christian world view asks the question: What did God place me on earth for and what priorities does God have for my life? And then focuses on those things that God has called us to do.

Truth: The secular world view sees truth as relative. This is convenient because it allow me to determine what is truly true or not. The Christian world view sees God as the arbiter of truth, believes His word is actually true and does not negotiate truth to fit my convenience.

Sufficiency: The secular world view believes we are self sufficient, able to determine our own destiny and therefore does not need a God to guide our lives. A Christian world view sees God as the only sufficient One and that faith and followership are the only way to live life.

Now stop for a moment and consider just those five marks of secular culture as apposed to a Christian world view. As I look at the western church today, I would argue that we are far closer to a secular world view than we are to a Christian world view. Hearts are being transformed but by the wrong source.

The sad thing is that most Christ followers in the west don't even understand that they have a world view or that there is a Christian world view. They are not being challenged to see life from God's perspective rather from culture's perspective. They would be amazed if they understood how closely their life views reflected their secular culture rather than God's world view and His culture.

Culture is a powerful force. It is only as Christian leaders - and pastors - challenge people to understand God's culture and then live that culture out by swimming against the tide of secular culture that we will see any change.

There is much talk today about transformation. What we need to understand is that transformation is taking place, but not the transformation want to see take place. But until we help people understand what a Christian world view looks like and live out a radically different lifestyle based on that worldview we will continue to drift further into a secular evangelicalism. Soon it is no longer evangelical but why mix facts with reality.

Transformed leaders

What does a transformed leader look like? Consider this: Leaders who know who they are in Christ, know what they have been called to do, have the skills to do it and the spiritual character to sustain them.

Knowing who we are in Christ is a a core requirement for spiritual leaders. It is an understanding of His Grace and the ability to live in His grace which allows Christian leaders to create an environment of grace in their ministries. Many ministries lack a culture of grace because their leaders don't know who they are in Christ. It is not enough to have leadership skill. It matters that we lead out of a deep understanding of our position in Christ are living in the daily grace of God.

Transformed leaders also know what they have been called to do. This means that we know how God created and wired us, know what our strengths are and are not and are clear on our personal assignment and priorities. This is about leadership clarity. Many leaders do not have personal clarity (how they are wired) and therefore do not have leadership clarity (what they should be doing). Leaders who do not know what they have been called to do cannot help others understand what their calling is. 

Transformed leaders have the skills to do what they are called to do. While we take this for granted the truth is that many leaders fail to continue to grow and hone their skills. Leaders who continue to grow and develop grow teams and individuals who are growing and developing. 

None of this is possible without the spiritual character to sustain us as leaders. It goes to the hidden practices of Christian leaders: what they are doing behind the scenes to develop their character, stay connected to Christ and living in the power of the Holy Spirit. It is overwhelmingly a lack of spiritual character that causes Christian leaders to fail, burn out and crash. The ongoing development of our hearts, motives, priorities and vision is all related to our connection to Jesus and spills over in all of our leadership and relationships.
