Five factors that can create greater employee satisfaction


Every organization says that people are their greatest asset but not all invest the effort to ensure that their work culture and practices are designed to provide employee satisfaction. In some cases, this is not even a priority which indicates that a stated value is also a neglected value. When this is the case employees become cynical and discouraged rather than loyal and engaged. In fact, the level of employee engagement is directly tied to the investment that is made to ensure that the workplace is healthy.

How do I know this? I have often interviewed numerous individuals on staff in the course of a "cultural audit" of an organization. Usually I am talking to good people who often have significant frustration in their work. What amazes me is that senior management and boards seem to have no idea of the frustrations that are articulated. This includes fortune 500 companies, non-profits, churches and other businesses. There are also plenty of examples of healthy workplaces where the staff are engaged and satisfied. What makes the difference?

While there are many factors that separate loyal and engaged employees from those who are unengaged and rather cynical, let me suggest five factors that can lead to greater employee satisfaction or in their absence, dissatisfaction.

First, there are clear expectations for all staff as to what spells success in their work. Fuzzy expectations lead to a situation where a staff member thinks they are fulfilling their job but the supervisor does not which creates frustration for the staff member and the supervisor. When review time comes around there is not an objective standard by which to evaluate the staff member's work leaving the evaluation to the subjective opinion of the supervisor.

A good question to ask each of your staff members and their supervisors is this: "Are their clear parameters for this job and objective ways to define success?" If the staff member feels that the answer is no, or fuzzy, those parameters and definitions of success need to be revisited. 

Second, each staff member has a supervisor who takes an interest in them, their work, and is committed to helping them succeed. This makes perfect sense if an organization's greatest asset is their people. In fact, if this is not the case, this stated value is not a real value. 

What this means practically is that supervisors need to be trained in how to supervise well so that staff are served well. Too often, supervisors are given responsibility to oversee staff with little or no training as to what the parameters of their job are and how success will be defined for their supervisory role. This lack of training has a huge impact on their staff who count on their supervisors to help them succeed.

A good question to ask in every organization is this: "Can supervisors articulate the parameters of their supervisory role and do they know what factors define success? Have they been trained in their supervisory role?"

Third, staff have what they need to do their job well and a supervisor who will resolve problems they cannot resolve. Few things are more discouraging to staff than to have responsibility for a task without the requisite tools to complete that task with excellence.

In one organization I worked with this frustration was articulated by the individual who was responsible for the use of facilities and reserving meeting rooms or venues for groups that needed them. What she lacked was a usable software program that would have made her job a breeze. Instead she was saddled with an antiquated program that took significantly more time.

She expressed her need to her supervisor numerous times but he resisted purchasing new software in the name of budgetary restraints (it was not really an issue). The staff member finally resigned in frustration which meant that the organization now had to find another individual to fill the responsibility and lost the valuable experience of the individual that left. It is a classic case of staff not having the tools necessary to do the job. And in the end, the organization lost.

A good question to ask every staff member is this: "Do you have the necessary tools to accomplish your job with excellence." You might be surprised by the response. 

Fourth, there is a culture of teamwork and cooperation within the staff that brings synergy and the best thinking and execution for the work at hand. The healthiest organizations have staff who work together to accomplish the mission of the enterprise. There are also work cultures where everyone does their own thing rather than working cooperatively with one another. The one who sets the cultural norm is always the leader or supervisor. 

Teamwork and cooperation does not just happen by accident. It is a culture that is intentionally created by leadership of a team, division or organization. And it is the responsibility of leadership to ensure that it is present and that staff understand the imperative of moving toward a goal together rather than separately. This may take training and dialogue but it should be an expectation of all staff. In healthy organizations you often hear the comment, "I love working with my team because we are committed to helping one another accomplish our goals." Conversely, job satisfaction of staff significantly declines when this is not the case.

A good question to ask staff is this: "Do you perceive that we work together as a team and that there is a cooperative spirit among us?" That might well spur dialogue toward a greater level of teamwork.

Fifth, staff are fairly compensated for their work. Many would wonder why this comes last rather than first. The truth is that for most employees their compensation is not the major factor in their job satisfaction as long as it is fair and equitable. Most people want to work in a healthy organization with people they appreciate over receiving a higher salary in an unhealthy organization where they don't want to come to work.

When doing a cultural audit of an organization I often ask employees if they feel that their compensation is fair and equitable. In healthy organizations the answer is generally yes and in unhealthy organizations the answer is often no - especially in church and non-profit environments.

A word to ministries and non-profits. It matters how we compensate our staff. Our compensation reflects the value we place on them. It is sad to see non-profit employees struggle with their income because in the name of meeting the needs of others we are unwilling to meet the needs of our own staff.

When compensation is fair and equitable, staff feel valued. When not, they often feel used. Non-profits love to keep their expenses low so that they can say that a high percentage of what they raise goes into services to others. But, when they are not fair to the staff who make the services happen it is not a value but rather a focus on their mission at the expense of their greatest assets. 

A good practice is to compare your salary structure to other similar non-profits in your area to determine whether your pay structure needs renovation.

Employee satisfaction is everything to any enterprise. They are the greatest asset because without them the mission will never be accomplished. When staff are happy they are engaged, loyal and willing to do whatever it takes to accomplish the mission. Pay attention to these five areas and you will increase the satisfaction of your staff.

7 reasons it may be time to leave my job


Nothing stays the same forever, which is often true of our jobs. If anything, we stay longer than we should because it is more comfortable to do nothing than consider a new challenge. However, there are seven reasons why it may be time to leave our jobs - for another job in the same or a different organization.

1. I am no longer in my area of passion
Over time, being out of our area of passion will erode our joy and effectiveness. We can operate in this zone for a season, but it eventually will catch up to us. 

2. I have accomplished what I set out to do.
This is particularly true for individuals who are change agents and need the challenge of fixing something. Once the change has been accomplished or the project finished, it is time for a new challenge.

3. I am in fundamental conflict with the direction of the organization.
There are times when organizational leaders take an organization in a direction fundamentally different from our own convictions. One can make one's thoughts known, but if that does not work, it may be time to find another place to use our talents rather than live in continual conflict between what is and what you believe should be.

4. I am unempowered in my work. 
Few things are more frustrating than a lack of empowerment. It means that we cannot use our gifts and creativity but must constantly get permission, modify our plans, and live with the control of an unempowering leader. 

5. I am bored. Boredom can be a symptom of several things on this list, but it cannot be sustained in the long term if we are going to keep our edge. Boredom is a warning that something is not right in our occupation.

6. Leadership has changed, and I was closely tied to the old leadership. 
This is always a risk for senior leaders as Executive Pastors, for instance, know all too well. New leaders often want to bring in their own team and may ask for a resignation or simply marginalize those who previously had influence. The bottom line is that there is not the same trust or opportunity, and for someone who values these, it will be frustrating to stay.

7. The team or organization I am with is deeply dysfunctional. 
Again, this can be tolerated for a season, but if there is no hope for long-term change, the dysfunction limits our ability to maximize our gifting, and there is a significant loss of Return On Mission. In addition, organizational dysfunction can rub off on us in ways we don't appreciate.

None of these mean that the organization we are with is not a good one. They simply indicate that we may not be in the right place to maximize our gifts and impact. But they should not be ignored.

My seat on the bus does not fit me anymore

It happens: roles that once were energizing and satisfying become stale, frustrating and no longer fulfilling. We change, organizations change, leadership changes or our interests change and we need a new challenge. Maybe in a different seat on the same bus or on a different bus entirely. What we need to realize in this situation is that the longer we stay were we are the more frustrated we will be.

The largest factor in not being proactive in looking for a new challenge is comfort. We are comfortable with what we know even when it is no longer satisfying. Job dissatisfaction, however, is a sure sign that we are in the wrong place. And that dissatisfaction is an indication that we cannot be all that we should be in that role and perhaps in that organization.

Which raises a new issue: We were designed to be productive and  use our God given gifts in a role that allows us to do so. When we settle for a role that does not fit us we compromise that opportunity. And our happiness or fulfillment.

What do we do when restless? Here are some suggestions:
  • Take a good look at what you are really good at and what you are honestly not good at.
  • Ask the question - what fills my tank and what depletes me?
  • What kind of culture do I want to work in?
  • What kind of leadership do I do best with?
  • If I could design the perfect job what would it look like?(knowing that we won't get it all)
  • Start looking for a position that allows you to maximize your God given gifts.
To the extent that we have the opportunity to position ourselves within our gifting we ought to pursue that goal. And we should not settle for a seat that does not fit us.

When one is hemmed up by their job

It is a common problem in the workplace: leaders who micromanage and control, leaving good people feeling disempowered, hemmed in and not trusted. Consider these true scenarios:

  • A supervisor tells their staff that every email they send must be copied to them so they know "everything" that goes on
  • Staff members know that most of their planning will be revised by their leader
  • Nothing can happen without the approval of the supervisor
  • Last minute changes to ministry plans by a leader continually complicate the life of a staff member
  • Leaders change their minds from week to week on strategy leaving staff members unsure of where they need to go
  • Staff members are publicly criticized for decisions they have made
  • There is an unspoken rule that staff cannot speak their minds on issues they feel strongly about if their opinion is not in sync with their leader
  • Staff are given responsibility but not the authority to do what they need to do
Actions like the above violate good people who are not released to use their full potential. They also convey an attitude of mistrust (why else would one need to control or micromanage). Lack of trust translates into major dysfunction on teams and within ministries.

There are many leaders who believe that to lead means to tell people what to do and how to do it. What they don't understand is that people may do what they ask but out of fear rather than out of trust. Those who respond out of fear rarely have great respect for their supervisor.

If you are in the spot of being hemmed in what do you do? The first suggestion is the hardest but it is to be candid with your supervisor by telling them that when they exhibit certain behaviors it makes you feel like.... and describe the feeling. In the best case scenario, you are talking to someone who is reasonable and does not understand how their actions affect you. Help them understand how you feel when they hem you in and what you would prefer their response to be

It often takes one courageous individual to carefully but honestly put an issue on the table so that the "elephant in the room" is named and therefore cannot live in the dark anymore.

It is often helpful to read as a team, The Five Dysfunctions of a Team by Patrick Lencioni. It can stimulate honest dialogue around issues that confront the team and hopefully bring some necessary change.

There are some leaders who will not listen, do not understand and whose narcissistic tendencies (yes even in ministry) simply continue to cause pain. Those who disagree are marginalized and find themselves without any influence whatsoever. It is a painful place to be.

My advice in that case? Leave when you can for the sake of your own emotional and ministry health. Find a leader who is empowering and healthy and you will feel like the walls that hemmed you in are gone. I spent time with one who did just that this week and it has made all the difference in the world for them. Life is too short to work for unempowering leaders who control, micromanage or marginalize good people.

Finding the perfect chair


I have a fondness for comfortable leather chairs. In fact, I recently spent several months looking for the perfect leather chair for my home study. In the process I sat in many chairs in many stores, looking for the one that fit me the best. From that chair I can comfortably write this blog post.

Finding that perfect chair is a lot like finding the perfect work spot where our work responsibilities are uniquely designed to fit our passions, our skill sets and our sweet spot (those areas where we have great skill and strength). If you sit in a chair like that in your work you are a lucky individual indeed and it often does not take place until our forties and fifties when we understand ourselves more fully and have a team around us that makes it possible for various members to play to their strengths and thus, we to ours.

Our sweet spot is where we are most effective, where we are energized and where the responsibilities of our jobs are in line with our unique gifting and wiring. For me that means a job that allows me to architect the vision of an organization, mentor key leaders of the ministry, resource the ministry financially and otherwise and write. If I can spend a minimum of 60% of my time in those areas and better yet 80% of my time in those areas, I will be happy, challenged and effective. That is my perfect chair.

When less than 60% of our time is spent in areas of our sweet spot (which means that we are not that effective at them and that they drain rather than energize us) we will find ourselves fatigued and not very satisfied. If we agree that God wired us in a certain way, it then becomes imperative that we do what we can to spend as much of our time in the zone where he wired us rather than trying to do (not very effectively) those things we were not wired to do.

We usually start out our work careers doing many thing. Over the years we recognize that out of those many things we actually are best at a few things (none of us are great at more than two or three things). So our challenge is to figure out a way to get seated in a chair that has us doing primarily those things that we are really good at doing.

Some suggestions on getting there:
  1. Talk to your supervisor or board about how you are wired and where you are most effective and satisfied and ask if you can dialogue about a restructuring of your job so that you are able to spend 60 to 80 percent of your time in those areas
  2. If you are a ministry leader, intentionally build a staff or team around you that allows you to play to your strengths and offload to other gifted people those things they do well but you don't do well.
  3. Be willing to give up things that you feel are obligations but not in your sweet spot and allow others to take them on. The fewer things we do that are focused in our sweet spots, the more effective we are.
  4. Build a culture in your organization that says, to the very best of our ability we get people into their sweet spot even if it means that we annually look at job responsibilities and how we can best configure our staff for maximum effectiveness and job satisfaction.   5. Don't be satisfied with a chair that does not fit you. When you are uncomfortable you won't be happy or effective. If you cannot redefine within your organization you may need to look for a chair in another. Your legacy (what you leave behind) is dependent on it.
It takes time to find the perfect work chair but if you can and when you do you begin to live in the flow of everything God made you to be and it is a wonderful experience.

What is your passion quotient?



What are you passionate about? Really passionate! What is it that makes you want to get out of bed in the morning and tackle the day? What is it that you want to give your life to? What activity or work gives you the greatest joy in life? Real joy!

What we are passionate about is most likely closely tied to the work that God created us to accomplish. Passion and our "sweet spot" are closely linked. And our area of passion is most likely where we are most effective.

It is possible over time to drift out of our area of passion into all kinds of work that may be important but which do not align with our passion. That drift slowly drains our energy and compromises our effectiveness. Most importantly, it moves us away from the spot that God created us for and the place that brings our hearts the greatest joy.

Thoughtful individuals are always asking the question: how do I organize life so that I stay in my areas of greatest strength and how do I help my staff do the same? Sure there are responsibilities that we must do even though they are not our favorite things. But, if we are not playing to our strengths and passions 60 - 80% of the time we will suffer from diminished energy and vision.

Signs of drift from our sweet spot include boredom, restlessness, irritability, lack of energy and the absence of the joy that once drove us. Those symptoms are often indicators from our creator that we have moved away from the place He uniquely created us for.

Many choose to ignore those indicators and settle in for the duration in a place where they are not passionate - but "safe." Those who care most deeply about finishing well and making the most of the opportunity God has given never settle for "safe" or "security" but keep pressing back into the place where God created them to be.

That may mean a different job. It may mean re-negotiating your present responsibilities. It may mean a pay decrease in order to live in our sweet spot. It could mean retooling for a different occupation. It may mean greater discipline in determining one's priorities and activities.

One cannot read the gospels and not be impressed by the passion of Jesus to fulfill His father's will for his life. Paul exudes passion in each of his epistles for the work God gave him. Can you say you have that kind of passion for the work God gave you? If not, what do you need to do to rekindle that passion because our effectiveness is directly linked to our passion. The worst thing we can do is settle for less than God created us to be.

Rekindling passion for the next run


I spoke recently to a long time friend in ministry who is tired. I could hear it in his voice. With the tiredness has come questions about whether he is in the right place and what his next run looks like. As the pastor of a church that has experienced significant growth over the past three years he realizes that if he is to ramp up for a new phase of ministry that he is going to need to rekindle his passion and make some strategic changes.

In conversations with colleagues in their fifties, I find this to be a very common struggle.

Many reading this blog have been in a similar position. Certainly I have, at a number of junctures of my career. While it is a frustrating place to be, these junctures represent a significant opportunity because they force us to look at ourselves, our gifting, our wiring, God's call on our lives and rethink our assignment for even greater ministry impact.

Obviously I do not know what is right for my friend. However, I do believe that there are some guiding principles that can help us evaluate how we respond to our lack of passion and the rekindling of that passion.

First, recognize that long ministry runs at high energy levels inevitably deplete us and we are naturally left tired, empty and wishing there was a different way of doing life. In many respects that personal depletion is a result of good things that God has done but our bodies and spirits cannot sustain that kind of pace for ever.

Second, there are natural junctures over our career where unless we refocus our energies so our time is more directly spent in our areas of greatest strength and get out of areas of weakness, we will increasingly become bored and unfulfilled in our work. It is natural for this to happen in our fifties because by then we are pretty aware of who God made us to be, what fills our tanks and what depletes us.

We look at the years before us and think to ourselves, I have a limited number of years left, I know how God has made me and what I am really good at, and I don't want to squander my time doing things that I am not made to do. How we respond to this inner prompting - indicated by our lack of passion may well determine whether we coast to a finish, keep on our current trajectory or figure out how to ramp up for an even more effective next run. We also know that our pace is not sustainable and ultimately not fulfilling.

Usually, significant tiredness indicates that we are moving too fast, probably doing things that are not in our sweet spot and need to refocus what we do if we are going to re-engage for the next run.

The last time I faced such a juncture, I went to those who knew me best, inside and outside of my organization and asked the question, "Knowing what you know about me and how God made me and where I am most effective, and my organization, what are the things you think I must do and what are the things you believe I ought to give up?" It was fascinating to me that the response I received was pretty uniform and I was able to refocus my personal role around four areas where I uniquely gifted - and give up some things where I am not.

Rekindling passion almost always involves letting some things go that others can and should be doing and refocusing our energies around our greatest strengths. It is doing less in order to do more and it is slowing down to do "more" better.

Third, recognize that refocusing your role may create a crisis of sorts in your organization because it often means reorganizing your leadership structure which brings advantage to you (you are better positioned in your sweet spot) and brings perceived loss to others.

The loss may be to congregations who expect their senior pastor to take care of all of the pastoral care and no longer does, to other leaders who are used to more access to you who no longer do or other scenarios depending on your situation. There is no refocusing that does not bring some loss for you as you give something up or to others who are affected by your revised focus.

One of the reasons that pastors often leave a successful ministry at this juncture is that their leaders who love them do not understand the need to refocus and rather than fight that battle a senior member of the staff may choose to move on. It is often an unnecessary loss for both the pastor and the church had they understood the dynamics involved.

This leads me to a fourth principle. You may need to bring in an outside adviser or consultant to help you refocus and to help a board or staff understand the value and importance of that refocus. You are not then left as the one trying to convince others that this is a good thing or be seen as looking out for yourself when in fact it is a matter of what will best serve the organization.

My final observation is that what is best for you in refocusing your role in order to rekindle passion for the next run is usually what is best for the ministry as well. Your ability to live in your area of greatest strength is a huge plus for the ministry. Their flexibility in allowing that repositioning is to their advantage because your renewed energy, engagement and effectiveness is the result.

Five signs you may be in the wrong job


Job satisfaction, or the lack of it says a lot about whether or not we are in the right spot - or whether it is time for a change or modification. Certainly there will be periods when we go through tough times - I am not speaking to those periods - but to a more general dissatisfaction that may tell us we need a change.

Boredom
Many of us love to build something but not maintain it over the long term. If you are wired like that, you need a fresh challenge every so many years. This is OK. It is how you are wired. The challenge is to recognize that you are bored because you need a greater or a new challenge and to either figure out how to do that by refashioning your present job or looking for a new ministry opportunity. Unaddressed, boredom impacts both you and those who work for you or with you because it brings with it an emotional detachment and a lack of happiness.

Control
This may have a different genesis than boredom. Being controlled by a manager is often a sign of an unempowering leader who cannot release people to figure things out in accordance to their wiring. The higher the control factor of a leader the higher the chances that good people will look for a new leader to work for. Empowering leaders are a whole lot more fulfilling to work for because one can use their creativity, skills and wiring to the greatest advantage. If a high control leader is keeping you from flourishing it is time to negotiate a new management style or look for a new position.

Ambiguity
This is a situation where we are never sure of the direction of the organization or the expectations of our leader. Where there is ambiguity there is a high level of frustration for good people who want to understand direction, boundaries and expectations. If we know those things we have the ability to work accordingly. If we don't know those things, if there is not clarity on the essentials we work in the dark, never sure if we are doing the right thing or not.  Lack of clarity creates craziness because one does not know what actions will pass muster or please the team or organizational leader.

Dysfunction
I spoke recently with a church COO who works for a senior leader who is deeply dysfunctional. The end result is a workplace where there is lack of trust, directional swings, lack of support and where he never knows where he stands with his leader who is easily threatened. This dysfunction has so demoralized, discouraged and disempowered him that after nearly two decades he is moving to a new ministry. Deeply dysfunctional leaders or organizations are almost impossible to work with and maintain any level of joy. They disempower rather than empower.

Sweet Spot
If one is in a job where one cannot spend a minimum of 60% of their time in areas of strength (optimal is 80%) there will be considerable dissatisfaction over the long run. This is especially true as we approach middle age (and after) because we have a pretty good idea of what we are good at and what we are poor  at. Playing to our strengths energizes and engages while playing to weaknesses saps our energy and demotivates us. If one is suffering from a lack of energy or engagement, this is an important issue to examine.

If any of these five signs apply to you, you may want to examine whether you are in the right spot, in the right organization, working for the right leader or how you can modify your role so that the energy, enthusiasm and satisfaction quotients go up again. Where you can, be proactive to get into a place where your work is a joy and not a burden.

If you are a team or organizational leader, watch for signs of restlessness on the part of your staff which may well be indicators of a need for a change. Explore the reasons for their restlessness and work to position them in a place where they will have the greatest job satisfaction and ministry impact. It is a matter of stewardship for them and for the organization.
