Are you leading from positional authority or influence?

 


We are trained to believe that positional authority is necessary if we are going to have influence. In fact, we usually believe that influence and positional authority are one and the same or must both be present in order to be successful in ministry (or other venues).


I beg to differ. I have written previously that the best influence is from our lives and not from our position. If we believe that positional authority and influence are one and the same, what do we do with someone like Barnabas, whose influence made Paul what he became - and who probably had little or no positional authority. Or think of the average lay individual who has a huge influence on many people without any positional influence. 

Certainly, in missions, influence is far more important than authority. In fact, in most ministry situations, our position allows us to possibly tell others what to do (often not a good way to do leadership), but non-staff or those around us don't particularly care about our position. What they do care about is whether we have the heart to help and serve them. Furthermore, people don't listen carefully to those they don't respect, and respect comes from the quality of our lives rather than the position we hold.

Relying for influence on our positional authority is a big mistake because we can be badly mistaken that our position gave us influence when, in fact, it may or may not. Influence comes from healthy spiritual, relational, and emotional intelligence. It also comes from a kingdom heart that desires to serve others more than it desires to serve ourselves. 

It is the way of Jesus, who had no worldly positional power. Nor did it seem to bother him. His self-image was not wrapped up in position but rather gave up his position to have influence with those who deserved none of it (Philippians 2). 

It is easy to chase the wrong prize in life. Chasing positional authority for its sake is not a worthy prize. Investing our lives to bring influence for Jesus is the ultimate worthy endeavor. 

I often ask people who was the most important person in the New Testament outside of the Gospels. The answer is almost always Paul. Personally, I wonder if it is Barnabas who came alongside Paul when no one else would, loved him, believed him, and invested in him. It was all about influence, and it produced (in God's Spirit and providence) the greatest leader in the early church - at least in the spread of Christianity and the clarity of theology.

This ought to be a great encouragement to all who don't have positional authority in their lives and ministries. The good news is that our influence is far more important than our position, and we can have influence from any place God has put us. In many churches, for instance, the people of greatest influence have no authority. Rather, they are people who speak wisely, serve others, and model what a Christian ought to be. 

We may possess positional authority, but our greatest contribution will inevitably come from our influence. Some have both, but if all you have is positional authority, it is not enough and not a worthy prize.

How hungry is your staff?

Hungry people get things done. They have energy, ideas, are proactive and even impatient. In my experience, there are not enough staffs that have this quality. Over time staff can get comfortable, fit into routines, get stuck in ruts and lose their edge. How hungry is your staff?

How does this happen?

Simply stated: Leaders allow it. They allow staff to fit into their little niche, doing their thing without needing to pay attention to the mission as a whole. They allow silos to develop where each division does its thing. Sometimes they even add too many staff which relieves their teams of having to train volunteers and needing to work hard. Accountability for getting things done lags and there is not a missional impatience to see things happen. Expectations are tailored to the schedules of staff rather than the needs of the organization.

There is a big difference between a hungry staff and a comfortable staff. There is also a big difference in the results. Where does your staff fit on this continuum? 

Lean staffs with a passionately held mission and vision are far hungrier than a bloated staff with a mediocre vision. It is a good reason to staff lean: Hire the very best, pay competitive wages and staff as lean as possible. Anytime we become comfortable we lose our edge.

This is why staff changes are often necessary when an organization needs to be revitalized. New energy is needed as well as new leadership and vision. Otherwise, the inertia of old ways and comfortable paradigms creates a drag that prevents the organization from moving ahead. 

This is also why it is wise for boards to give a new leader significant leeway to make needed changes. It can be painful but is often necessary.

Seven signs of a hungry staff include:

  • A compelling vision that cannot be ignored
  • A willingness to do anything with anyone to achieve that vision
  • A can do attitude that is willing to do whatever it takes with whatever resources it has to move forward
  • A highly entrepreneurial, collaborative, fun and idea driven culture
  • Leaders who are in the trenches with their teams - doing what needs to be done
  • A self starting staff who don't need much management
  • Politics virtually don't exist

Six issues to avoid for those in professional ministry

Professional ministry can be a place of great joy and great frustration. It is the frustrating part that can often cause us angst. My own observation is that there are six issues that those in professional ministry need to guard against.

Cynicism: Let's face it, lots of people are not going to get with the program. I remember people who attended the church I pastored who came once in a while but it seemed that God never touched their lives. At least it didn't seem that way to me. It is easy to become cynical but those folks have always been out there. As have the hard times in ministry when the arrows come from the pew and not from the pagans. There are times when we just need to fight cynicism off because it is not what God wants for us and it won't allow us to minister well. Jesus is our judge and He wants us to be faithful.

Anger: It is a close second to cynicism. It is easy to become angry: power politics in the church, how long it takes to get something done, feeling under appreciated, and any number of things. Anger is often about us instead of other people. Things didn't move on my timetable or in my way. It pops up in unexpected places but when it does, it is time to take stock of myself rather than of others. 

Self-focus: The two issues above are really about allowing ourselves to focus on ourselves rather than on those we are called to minister to. No one said ministry was easy, in fact no one should go into ministry who has something better to do. It is hard, and it becomes harder when our focus is on ourselves. There is plenty to complain about but only when our focus is in the wrong place. Read Paul's list of issues he faced. Yet he did not focus on himself but the mission God gave him. It changed the picture for him.

Professional Spirituality: This is about allowing our work for God to take precedence over our relationship with God. It is easy to do and most of us in ministry have done it. But it is a trap because Jesus wants us, not just our work for him. There is no substitute for our own personal time with Jesus and for our own followership. Just because we may know more than others (and it is often not true) it does not translate into a deeper relationship with Him unless we are deeply intentional about it.

Misidentity: This follows from the last. It is allowing our identity to be formed by our work rather than our relationship with the living God. It is also why many Christian professionals are quick to take offence when people disagree with them. They have not separated their identity in Jesus with the work that they do. 

Arrogance: It can come from knowing too much, having the wrong identity and a professional spirituality. No one in ministry should be arrogant but a lot seem to be. The way to guard against arrogance is to be focused on others and to guard our own hearts against its insidious grip. Other focus, accountability with people who know us and will tell us the truth and an identity in Jesus are all keys to remaining humble.
