Pastoral and leadership transitions are a precarious thing

Pastoral transitions are a precarious thing especially at the end of a career when pastors often don't want to let go and boards or congregations wish they would. And, nobody wants to talk about the elephant in the room so the issue simmers under the surface often causing conflict in subtle ways.

It is unfortunate and often hurts the congregation who may start to feel that the church is adrift losing its way and it seems that leaders do not have the courage to figure out a plan. These issues in themselves often cause other tensions to come to the surface that never would have caused problems if the underlying issue had been addressed.

Here are some observations.

First, there is a time to for everyone to leave a leadership position. That does not mean that ministry is over but leadership is a tough job and age does take its toll. Leadership in the church is one of the toughest leadership roles coupled with preaching regularly and all the issues churches face. When we start to lose our energy, enthusiasm or edge it is time to step aside from leading - perhaps into a less demanding position.

Two, most of us are not fully aware that it may be time. This is why discussions with our church board (or ministry board) is so important. It seems to me that this ought to be a conversation each year when we move into our sixties to ensure that we are receiving the feedback that we need. We may not like the feedback but it is better than being surprised at some point.

Third, if pastors don't raise the issues it is incumbent on the board to do so. Once we hit our sixties it is foolish to pretend that transition is not coming. The question is whether it will be a healthy one or not. This is not putting an age on when the transition should come but it is recognizing that it is coming and we need a plan. I have seen some great examples of a planned transition because pastors and boards worked together to make it healthy. All too often that is not the case.

Fourth, planned transitions allow the one leaving to be honored and the church to move through an emotionally hard time in a healthy manner. Conflictual transitions do not. Conflictual transitions are often the result of pastors not willing to let go and the board having to force the issue leaving both parties with a bitter taste. Sometimes this is because the two parties have not been talking candidly and sometimes because pastors are not listening. When leaders are hired they and the hiring party negotiate what is needed for the relationship to work. The same should be true in leaving. There needs to be give and take but most of all there must be a plan and a strategy.

I fully realize that boards are often very poor at handling transitions with their pastors but it cuts both ways. Often pastors don't want to leave even in the face of boards trying to get their attention. Both parties need to be able to talk like adults and come to a plan that protects the church and honors all parties involved.

It is the avoidance of these conversations that creates unhealthy transitions. All of us leave sometime. The question is whether we leave well or not. It is sad to see pastors or leaders leave  poorly as that becomes part of their legacy. Healthy leadership includes a healthy leaving. Starting well, leading well and leaving well are all part of the healthy leadership package.

The difference between positional authority and influence

We are trained to believe that positional authority is necessary if we are going to have influence. In fact we usually believe that influence and positional authority are one and the same or must both be present in order to be successful in ministry (or other venues).

I beg to differ. I have written previously that the best influence is from our lives and not from our position. If we believe that positional authority and influence are one and the same, what do we do with someone like Barnabas whose influence made Paul what he became - and who probably had little or no positional authority. Or think of the average lay individual who has huge influence with many people without any positional influence. 

Certainly in missions, influence is far more important than authority. In fact, in most ministry situations our position allows us to possibly tell others what to do (often not a good way to do leadership) but non staff or those around us don't particularly care about our position. What they do care about is whether we have a heart to help and serve them. Furthermore, people don't listen carefully to those they don't respect and respect comes from the quality of our lives rather than the position we hold.

Relying for influence on our positional authority is a big mistake because we can be badly mistaken that our position gave us influence when in fact it may or may not. Influence comes from healthy spiritual, relational and emotional intelligence. It also comes from a kingdom heart that desires to serve others more than it desires to serve ourselves. 

It is the way of Jesus who had no worldly positional power. Nor did it seem to bother him. His self image was not wrapped up in position but rather gave up his position to have influence with those who deserved none of it (Philippians 2). 

It is easy to chase the wrong prize in life. Chasing positional authority for its sake is not a worthy prize. Investing our lives to bring influence for Jesus is the ultimate worthy endeavor. 

I often ask people who was the most important person in the New Testament outside of the Gospels. The answer is almost always Paul. Personally I wonder if it is Barnabas who came alongside Paul when no one else would, loved him, believed him and invested in him. It was all about influence and it produced (in God's Spirit and providence) the greatest leader in the early church - at least in the spread of Christianity and the clarity of theology.

I possess positional authority but my greatest contribution will inevitably come from my influence. Some have both but if all you have is positional authority it is not enough and not a worthy prize. This is the central message of my newest book, "Deep Influence."

Just don't do it - benign neglect can be your friend

For many leaders there is the temptation to jump in and do what needs to be done when it appears to them that others are not going to take care of it. It is often a mistake and it trains people to passively allow the leader to do it for them. For a leader this is a non sustainable model because there will always be things that need to be done and often what we jump in and do takes us away from the most important things we do.

Benign neglect can be a friend. If certain things are not done and people notice it raises the question, "Who should do it?" If it should be done at all which is a good question. But when a leader defaults to doing it himself or herself they lost the opportunity to engage others in things they ought to be doing, not the leader. They also train people to expect that they will always take up the slack.

Pastors often fall into the trap of doing what others have not done. This is usually caused by anxiety over what people will think if something is not accomplished. But why should it fall to the pastor to plug the dike unless it is in their job description? If it is truly important then there should be a willingness on the part of the congregation to do it. Leaving it be raises the questions: Should we be doing this? Why do we do this? And, Who should do this? 

Sometimes your best action is no action.

Five ways that a proper understanding of grace impacts leadership

There are few issues more important to us personally or in our leadership than a proper understanding of grace. Our understanding or lack of it has significant implications for how we lead and how we respond and interact with others. It is one of those areas where theology and practice intersect in important ways.

First, leaders who understand and live in grace do not have a need to prove anything to God or to others. If I live in grace, I do not need to worry about being wrong nor do I need to live with defensiveness. Many leaders in the Christian arena are more about proving they can be successful than they are about serving Jesus. Grace frees us from the need to prove anything to God or others and therefore allows us to live in freedom.

Second, leaders who understand and live in grace don't need to seek perfection which is really all about proving something to others. They can rest in the fact that God is in control and while we do the best we can we can leave the results to God. We sow and water but only God can bring the harvest. Without grace, leaders feel they need to produce results. Living in grace allows us to rest in Him, do the right things and trust Him for transformational results.

Third, leaders who understand and live in grace are able to extend grace and understanding to their staff. This is not an excuse for allowing shoddy work. It is a posture of wanting the very best for others and extending the same grace that Jesus extends to us. Harsh leaders simply don't understand grace. Think of the Fruit of the Spirit and you get the picture of what grace looks like in relationships. 

Fourth, leaders who understand and live in grace create cultures in their teams and organizations of grace. The culture of an organization is often a direct reflection of the leader's own spiritual and emotional health. Legalistic or harsh cultures simply reflect the ethos of its leadership. Where a leader understands and lives in grace he/she creates that culture in their organization.

Fifth, leaders who understand and live in grace create cultures where there is no fear of candid dialogue and diverse opinions because grace allows us to live with a Nothing to Prove and Nothing to Lose attitude. Without defensiveness, we can invite honest dialogue, deal with elephants and create a culture of grace and truth. Where that is not the case, I would argue that the leader (and or staff) are not living in grace.

I would guess there are many other implications of a life of grace. What I do know is that leaders who understand and live in grace create healthy cultures and those who don't won't.

Ten things that Christian leaders must guard against

There are many temptations that Christian leaders face and which if not guarded against will hurt their ministry. Here are ten that I often think of which are often not paid adequate attention to.

One: Starting to coast on past development in the the middle and later years of ministry. When leaders don't stay sharp and when they don't have an intentional development plan they not only hurt themselves but they hurt the team they lead. If anything, intentionality must be ramped up in the middle and later years if we are going to stay in the game.

Two: Becoming set in our paradigms and losing the necessary flexibility leaders need. The world changes quickly and unless we continue to understand those changes and stay flexible in our ministry approaches we lose our ability to stay relevant. If anything, we ought to become more flexible as the years go by.

Three: Becoming less receptive to the ideas and feedback from others because we feel we have the knowledge base we need. When we stop listening to others, stop asking questions and stop inviting input we become less and less effective.

Four: Getting into a rut by staying too long in the role we are in. This does not mean we necessarily need to change jobs but it does mean that we constantly need to be looking for new challenges that cause us to think, grow and learn new things.

Five: Allowing our time with Jesus to become professional (related only to our work) rather than personal and intimate (related to our heart and life). It is an easy trap to fall into and one that we must constantly fight if we are going to allow Jesus to continuously transform our lives.

Six: Taking too little time for reflection and thinking. Leadership means responsibility and it is easy for the activities we have to crowd out the reflection we need. When we are young we run on energy to a great extent. As we mature we need a whole lot of wisdom but wisdom comes through having the time to think and reflect.

Seven: Taking our staff for granted rather than realizing that they are one of our highest priorities. No matter how good our team, unless we are building into them, encouraging them and helping them grow we lose critical influence not only with them but with the organization.

Eight: Allowing ourselves to become disengaged from the leadership work we do. This may reflect, deficits in some of the issues above but disengagement and autopilot are always a threat to good leadership.

Nine: Not developing outside interests that can feed our lives. All of us need things that allow us to become refreshed and which bring delight to our lives. Leadership is hard. Having other interests actually refreshes us for better leadership.

Ten: Allowing our identity to be defined by our role in ministry rather than by our personhood and identity in Jesus. Leadership is a role we play in ministry but it should not define who we are personally. We are people like everyone else and need to be comfortable outside of our leadership role. It also helps us to not take ourselves too seriously.

One of the most critical responsibilities of organizational and team leaders that is often neglected

I know it is often neglected because I talk to too many staff in too many organizations who are unhappy in their jobs. Not necessarily in the job itself but in the culture that they work in. Often a culture of non-empowerment, micromanagement, unnecessary rules and regulations that demean and a lack of graciousness, openness on the part of leaders. 

What is one of the most critical responsibilities of organizational and team leaders that is often neglected? It is creating a culture where collegiality is present, empowerment is the norm, work is appreciated, barriers are removed, voices are appreciated and contributions are acknowledged. All too often this is not the case.

I suspect the reason for this neglect is that leaders often are thinking more about their thing than about the organization as a whole. They are more concerned about staff serving them than they are about serving their staff. And with a fair amount of hubris in the Christian world, they think more highly of their contribution than they do of the contribution of their team - who actually make them successful or not. 

Also, there is far less training on basic leadership principles in the Christian world than in the workplace in general. Or, there is more talk about the right things than there is delivery on the right things. I am always bemused by major Christian leaders who put on conferences on leadership but whose own leadership culture is deeply dysfunctional. It happens more often than one would think.

Because leaders lead people one of their primary jobs is to create a work environment and culture that is healthy and life giving rather than dysfunctional and life draining. Want to find out which is true of your organization? Ask some candid questions or engage someone like the Best Christian Workplaces Institute to receive feedback.  Whether we do it formally or informally, if we lead we are responsible for knowing, building and maintaining a healthy workplace. One of the most telling questions is whether your staff would recommend that others come and work where they do. 

One of the most helpful exercises with staff is to ask them what is most important to them in a healthy workplace. They will tell you things like fairness, collegiality, being appreciated, knowing they are listened to, being empowered and so on. Just asking the question opens a very healthy dialogue for improving what you have and making it the best it can be. Interestingly, while people want to be fairly compensated, that is usually not the highest on their agenda. There are far more important things but unless we ask we don't know.

There are no perfect workplaces but there are some that are much more satisfying to work in than others. My goal as a leader is to have the kind of culture where people love to come to work, feel they are doing something deeply important and are appreciated for their contribution. And, where they have the tools to do what they are asked to do.

Many leaders need to redefine their definition of loyalty

It is not uncommon in conversations with leaders and their staff to have the issue of loyalty come up. I have heard many leaders say, "my highest value for staff is that they are loyal." That statement, however it is made begs several questions: loyal to what or whom and what is the operative definition of loyalty?

Whenever I hear leaders talk about loyalty as one of their highest values, yellow flags go up in my mind. For many leaders, loyalty means that staff will agree with them or if not at least not take issue with them. And, that they will follow the party line with others. Disagreement means that the staff member is not loyal and that becomes cause for mistrust in the best case and dismissal in the worst case. This definition usually reflects either narcissism or at least deep insecurity on the part of the leader. 

I actually deeply believe in loyalty but strongly disagree with the definition that many leaders have. First, the best loyalty is to the mission of the organization not simply to an individual. We require our staff to live within the philosophical boundaries of our organization. They include our mission, our guiding principles, our central focus and our culture. These are well known, clearly articulated and critical if we are going to achieve our God given mission. When loyalty is primarily to a central leader rather than to the mission of the organization, what happens when the leader leaves? Healthy leaders build a commitment to the mission rather than to themselves.

This has implications for the ability or lack of ability to have candid and robust dialogue over critical issues. When loyalty is defined as agreement with the leader, any disagreement is seen by him/her as a threat and a sign of disloyalty (a highly dysfunctional view of leadership and loyalty).

On the other hand, when loyalty is to the mission of the organization, candid feedback, robust dialogue and the clash of ideas is highly valued because all are committed to seeing the best for the organization and the mission they together are committed to. Thus one's definition of loyalty has a direct correlation on the ability of staff to speak their minds and be candid in their assessments. When loyalty is defined as agreement with the senior leader it shuts down discussion. When loyalty is defined as a commitment to the organizational mission, it invites discussion.

I once worked for a leader who did not appreciate disagreement of any sort. The result was that most individuals told him what he wanted to hear - to his detriment. There were several of us who simply told him the truth as we saw it and we were called the unholy trio. What he did not understand is that we had the best interests of both himself and the ministry in mind when we were candid. Several times I told him that I was in the wrong place if I could not express my views with him.

I want a loyal staff. I want them to be as passionate and loyal to what God has called us to be and do as I am. It is not a loyalty to me but a shared loyalty to a calling to reach the world with the Gospel. That means that we need the very best thinking and dialogue as to how to achieve that within our non-negotiable framework. Therefore we invite rather than squelch differing opinions. After all it is not about us but about the mission.

Eight reasons many supervisors do such a poor job of leading others

I suspect that many staff would not give their boss or supervisor high marks for their supervisory skills or stewardship. It is true in ministry settings as well as secular settings. I expect that in smaller organizations there might not be as much expertise in this area but poor supervision is found in organizations of all sizes.

Before I share the reasons why I believe this is the case, let me remind you of how I describe good teams as this is the job of supervisors to create. A good team is a group of missionally aligned and healthy individuals working synergistically together under good leadership with accountability for results. When you consider how rare these elements are on teams one has to conclude that there is a problem with the good leadership piece of the equation.

My own work with organizations around these issues has led me to conclude that there are eight principle reasons why leadership and supervision of others is lacking the quality it ought to have. 

First, we often put supervisors in their positions without giving them the training in how to build teams, empower people, lead others and resolve conflict to name just a few of the necessary skills. It is foolish to believe that anyone can take the leadership of others without some kind of training as it is a skill to lead. Moving from being an independent producer to an organizational leader is no easy step and without coaching and mentoring many never make the transition.

Second, there is rarely a specific set of expectations that are given supervisors other than the fact that others now report to them. In my book there are at least ten critical issues that leaders of others must pay attention to but how often is the case that no one has clearly laid out what it means to lead other people?

Third, supervisors often treat the supervisory role they have as a distraction from their own work without realizing that it is the focus of their new work. Leading others is never ancillary, it must be central. In fact, this is one of the expectations that is often never communicated. When supervisors or team leaders treat this as a necessary evil, their staff read it quickly and it does not encourage them.

Fourth, most supervisors or team leaders do not know how to create clarity for those they lead as to what they are going after, what the non-negotiables are and how they will interact with one another. Lack of clarity creates conflict, confusion, lack of common direction and lack of accountability. Yet many supervisors are not taught these important skills.

Fifth, many supervisors do not empower but tend to control. Empowerment within clear boundaries creates health while control without clarity creates disempowerment. Whether because of a lack of training or a controlling nature this deficit creates dysfunctional teams.

Sixth, when team is not central, supervisors do not develop their staff. After all, that takes time and energy and the team is not their highest priority anyway. Any leader who does not develop those they lead is neglecting the leadership stewardship they have. 

Seventh, many supervisors are not held accountable for the quality of their leadership of others. That means that many supervisors have no real incentive to pay attention to building the kinds of teams I mentioned above. Especially in the Christian arena (but not only) where senior leaders don't want to confront substandard work in the name of grace or niceness this situation continues to exist. 

Eight and perhaps at the crux of the whole matter, senior leaders are not themselves committed to leading others with health or taking the time to build the kinds of healthy teams we are talking about. When the example and direction does not come from the very top, it is not going to be a priority for the rest of the organization. Unless seniors leaders care about the issue, it will never become an important issue in the organization.

I know individuals with great talent and potential who are leaving their organizations for all of the reasons above. They have not been led well and they are disillusioned by it and want their lives and energy to count. The organization ultimately loses and I hold their leaders accountable for the loss. Don't let it happen in your ministry or organization. It is a net loss for all.

How to influence others without telling them what to do or how to do it

Few people like to be told what to do or how they should do it. Leaders often inadvertently discourage their staff by being overly directive. While there are times when a hard or directive conversation must take place it should be a rare thing if one has good staff. The question is, how do we address issues without needing to be overly directive?

The answer is often a simple one. It is to engage them in dialogue and ask questions rather than to make statements. In fact, it is in the dialogue that questions engender that better solutions come about than even we might think should happen. I work very hard to not give direction through telling people what to do but to ask questions that help them come to appropriate solutions. It is not only better received but generally is a more honoring way to communicate.

Asking questions gives us an opportunity to think about how we approach sensitive issues so that those we are interacting with will hear us, lower their defenses and create an environment where we can get at these sensitive issues that need to be addressed. Since every individual is wired differently how we address these issues means that we need to think carefully about our approach.

Asking good questions that cause people to reflect also teaches those we are interacting with to do the same with their staff. Soon you have a culture that is more life giving and people who think more deeply. In fact, when we have to think about the right question to ask on a certain issue we are engaging in much deeper thinking than if we do not.


The bottom line is that asking good questions is almost always more helpful than simply making statements – although there are times when we should address behaviors or decisions head on. Generally, though, questions create dialogue and dialogue gives us an opportunity to come to good solutions and to influence others.

The cost and rewards of empowering others

Empowerment by leaders is often ubiquitously poor. The reason is that there is a cost to empowerment and many leaders are unwilling to pay the cost. So any discussion of empowerment must begin by acknowledging that cost. Let me suggest three costs that prevent leaders from empowering others.

First, and this is a big one for leaders. When we empower, things may well not be done the way we would do them. Nor should they as we are not the fount of all wisdom and strategy. God gave gifts to people for a reason. If they are good staff they will figure out how they should do what they do. Empowerment naturally means that we give up a measure of control. Otherwise it is not empowerment.

Second, we are afraid that something will go wrong. If we have good people it is not likely but life is messy. And, unless we give people the opportunity to try and even fail, they will never learn and grow. For me, the best lessons I have learned in leadership was through getting it wrong on occasion. Both Jesus and Paul were willing to let people fail and learn from those failures.

Third, many leaders are controllers rather than empowers. They need to micromanage and insist that others do things they would do it. Jesus does not do that with us and we ought not try to control others. Control is dysfunctional leadership. Setting appropriate boundaries is necessary but control is dysfunctional.

What are the rewards of empowering others?

First, people grow in their skills and responsibility. If I only do what you tell me to do and how to do it I don’t develop my own skills to think, analyze, and lead. Paul was willing to empower leaders where he planted churches knowing that they would mess up on occasion which is why he wrote some of his epistles. In the process those leaders grew in their leadership. We only learn to take responsibility when we are given responsibility.

Second, we develop a leadership and staff bench, sorely needed by most ministries. Need more good staff? It only happens when we find and empower good staff and give them a chance to develop their skills.

Third, it expands our influence. Each of us is limited in what we can personally do. We expand our influence for the Kingdom as we develop, empower and release others in line with their gifting and skills. I for one want to have the greatest influence for Jesus that I can. That means that I need to focus significant time on developing others. As we multiply empowered and skilled staff we directly increase our influence.


I talk to many staff in many ministries who tell me that they are not empowered. Some are given responsibility without the necessary authority. Others are not free to use their creativity to get the job done in ways that may be different from the way their supervisor would do it. In my own experience the best staff eventually leave when they are not empowered in their work. On the other hand, those who are empowered become loyal to the organization because they are able to contribute in meaningful ways.

The expectation trap for leaders

Those who lead inherit expectations from their team or organization. Some of those expectations are critical: Building healthy teams; serving one's staff; removing barriers; clarifying what is important and so on. As I wrote recently all supervisors and leaders have an unwritten contract with those they lead around these key issues.

Then there are what I call false or unrealistic expectations that simply come from history (what the previous leader did), personal preferences (this is what my leader should do) or my personal version of what a leader is and does. This is one of the primary issues pastors face because there are as many expectations of what a pastor should be and do as their are members of the congregation. It is these unrealistic or false expectations that cause issues for leaders unless they are personally clear as to what is important to them.

The expectations of others are a trap because no leader can ever fulfill all the expectations that others have, nor should they. There are simply too many. Leaders must be clear about what is important to them in leading well rather than trying to fulfill the expectations of others. Furthermore those expectations (other than the critical obligations every leader has) are often distractions to good leadership rather than contributors to the mission. 

If we are driven to please others by meeting their expectations we are more concerned that people like us than that we lead well and people respect us. There is a big difference between the two. The best leaders have great conviction as to what their priorities are and it does not include meeting all the expectations of others. 

There is another issue at play. The expectations of others usually come from how they would live or lead. But they are not us. "But our last pastor...." is not an uncommon phrase. Bless them for how they did what they did but we are not them. It is why in our organization while there are some non negotiable expectations of leaders, how they do what they do is highly flexible. Leaders are individuals with their unique gifting, personalities and even quirks (yes we all have them). This is why I write in Deep Influence that we must lead from who God made us to be. 

When we get caught in trying to meet the unrealistic or false expectations of others we inevitably get out of our best lane and it hurts our leadership. Ironically in trying to meet the expectations of others we often end up hurting our staff because we are no longer leading out of who we are or focused on the clarity that we ought to have.

Generous and selfish leadership styles

One's style of leadership can be characterized as either generous or selfish or somewhere on the continuum in between. We often don't think of leadership that way but our leadership styles do reflect the larger issue of our own spiritual growth and where we are on our journey with Jesus because intentional followership of Him inevitably leads us away from a focus on ourselves to a focus on Him. This is as true of high profile Christian leaders as it is of others. 

For selfish leaders, there is a high need for recognition, adulation and the approval of others. Self focus among leaders is a sign of pride and pride is about me and that means it is about selfishness. Generous leaders, on the other hand, love it when others get the praise and they intentionally lift others up. Selfish leaders lift themselves up while generous leaders lift others up.

In like manner, generous leaders look out for the well being of their staff while selfish leaders look out for the well being of themselves. How we interact with and treat staff is a clear indicator of our generosity or selfishness. Those who marginalize, mistreat or poorly treat staff are not living with generosity. Rather they feel that their leadership position gives them the privilege and authority to treat staff as they like rather than to treat them well. Generous leaders love to serve their staff while selfish leaders love their staff to serve them.

I am also always fascinated by senior leaders who have salaries significantly higher than the next level down. They will tell me, "the board made this decision." Might be, but they make the decision for the levels below them and when there is a significant disparity it reveals a selfishness on the part of the leader who is OK with their privilege and OK with the disparity. It is not uncommon in Christian organizations - or others. 

It is a worthwhile exercise for leaders to evaluate their actions and practices against the selfish - generous continuum. With some reflection we may realize that we could be doing better. The further we move toward generosity of spirit, the closer we resemble Jesus. This does not preclude tough decisions or dealing with problematic staff. But even there we can demonstrate either selfishness or generosity.

The more my leadership is about me the more selfishness I am reflecting. The more my leadership is about mission and others, the more generosity I grow. And it is a life long journey from selfishness to generosity.

The leadership contract: If you lead you signed it whether you know it or not.

Many leaders do not understand that when they agree to lead, manage or supervise others they are entering into an implicit contract. That contract or expectation is that they will lead from personal health, create a healthy culture, empower those they lead, provide clarity and alignment and deal with the barriers (people or otherwise) that prevent their staff from becoming all they can be.

This implicit contract means that our highest priority must be our team and what it will take for the team to be successful. Our own priorities come after this priority. It is no longer about me but it is now about us. When leaders do not understand the implicit leadership contract and attend to it, their leadership suffers and eventually they lose the confidence of their team and their job is at risk. It is one of the reasons some pastors are eventually moved on by their board. The leadership contract was forgotten or ignored.

A key component of that contract is that we will lead from personal health: Spiritual, emotional and relational. Our health or dishealth in these areas will invariably spill over into our professional lives and leadership. How healthy I am as an individual has a very real impact on my staff and my leadership - and yours.

Another component of that contract is that we will help the team accomplish something of significance for the Kingdom. No one wants to waste their lives or squander their gifts. All too often, good staff move on because their leader has not brokered a vision worth pursuing, brought the team into alignment around common purposes or ensured that we are going somewhere significant together. None of this is easy and it is often ignored but when it is, the leadership contract has been broken.

That contract includes giving our staff a voice in matters, leading in a collegial and collaborative style, helping staff get into their sweet spot and lane and creating a transformational staff culture. When ministry staff live and work in a toxic culture or one with significant dysfunction the contract is not being fulfilled. 

If we lead anyone you have a leadership contract, spoken or unspoken and those we lead have expectations that matter. We do not deserve to lead if we are unwilling to fulfill that contract. On the other hand, when we do we earn the respect and appreciation of staff who desire to become all that they can be and accomplish something of significance.

Why so many leadership development efforts fail


Developing leaders is a passion for many of us. But the truth is that often, our efforts are not nearly as successful as they should be. I would suggest that there are some reasons for this that we need to grapple with and understand.

Leadership development is not primarily about a classroom experience but that is often how we approach it. In fact, I would go so far as to say that most good leadership is caught rather than taught but that goes against the grain of our western educational model which is content heavy. There is no better way to understand good leadership than to see it in action from another good leader. Doing ministry with someone is far better than doing it alone because it gives us an opportunity to have life on life influence. While there are skills and concepts that can be taught, seeing them in action is far more powerful.

Leadership development cannot be outsourced to a staff member: leaders themselves must be actively involved in the process. When people see senior leaders involved in the process of developing younger leaders they pay attention and are far more likely to do the same. When we outsource leadership development to "a staff member" we effectively indicate that it is not important enough for us to get involved. We may need a plan and logistical support but whenever leadership and development efforts do not have the full attention and participation of senior leaders they are likely to be less successful than they could be.

Leadership development that is not backed up by the actual practices and values of the organization will get little traction. People pay attention to what leaders do far more than to what leaders espouse. Perhaps we are jaded by the many values and commitments communicated that are not actually lived out in practice. What is refreshing is to see leaders living out the ethos and culture they talk about. Again, good leadership is more caught than taught.

Leadership development that does not give people a chance to try things and even fail is unlikely to be very fruitful. Most organizations and ministries are failure adverse. Yet if we don't bomb on a few things it is likely that we are not trying very many new ideas. Furthermore, how else do people learn than through trying things and even failing when a plan does not work. Others watch carefully when plans go awry to see if there is grace extended or not. If there is not, there is a high likelihood that others will be cautious rather than bold. Young leaders do fail at some things - even established leaders do.

Leadership development that does not include a significant opportunity for dialogue and discussion is likely to be far less effective than we would desire. This is why simply giving someone a book to read or a class to attend is not likely to produce a good leader. However, development efforts that are rich in dialogue and conversation with proven leaders is far more apt to get you to where you want to go. Dialogue creates far greater understanding than simply sharing information.

Leadership development efforts that are a "one off" are unlikely to be very effective. Leadership development is a process rather than an event. It takes place over time in the company of good leaders. The process gives one time to absorb, understand, see it practiced and even try it themselves. Events can add a piece to the puzzle but in themselves are insufficient to develop really good leadership.

Leadership development efforts that do not pay adequate attention to the inner life of a leader are unlikely to yield healthy leaders. The spiritual, emotional and relational health of leaders is a fundamental requirement for good leadership. If our primary attention is on leadership skills or techniques to the expense of the inner life of a leader we are actually sabotaging ourselves. There is no good leadership without healthy leaders. 

All of this presupposes that we are actually serious about developing our leadership bench and that we have a serious plan to get there. The vast majority of Christian organizations I work with do not. Our organization has made it a high priority because we know that we are only as strong as the leadership bench we have.

15 life giving behaviors of healthy leaders

There are some life giving behaviors that good leaders engage in and live by. It is what sets them apart from other leaders, gives them great credibility and earns them the loyalty of their staff. It is also what makes their ministry or team successful. I say life giving because they give life to people and to the mission of the team or organization.

One: Good leaders never make it about themselves. They have the humility to understand that their leadership is about the mission they have been given and that they are stewards of that mission. Healthy leaders keep the focus on the mission, not on themselves. While relationships are critical the best glue is missional glue.

Two: Good leaders build a great team. Many leaders hire people who will do what they tell them. The best leaders hire people who they can empower within boundaries and release them. They empower rather then control and are not afraid of staff whose skills exceed their own. In fact they intentionally look for people who are better than they are in the areas they lead.

Three: Good leaders do not take credit for success. They give it to the whole team rather than take it themselves. They know that without God's empowering and the team they work with, success would not happen. It is not about me but about us together. Staff are not always out front and they appreciate it when their leader platforms them.

Four: Good leaders don't blame others for failures. Bad things happen and leaders know that if it happens on their watch they need to take responsibility. This sends a strong message that "my leader has my back." There may be private conversations but in public, there is no blame.


Five: Good leaders don't fail to address known issues. One of the things that gives leaders credibility with their staff is that they deal with issues even when they are hard. Issues that are not dealt with hurt staff and the ministry and staff need their leader to step into the tough places.

Six: Good leaders build a healthy life giving staff culture. Healthy cultures have an ethos of candid conversation, collegial relationships, trust, lack of turf wars, common mission, cooperation and humility. 

Seven: Good leaders don't ask others to do what they don't do. They model the values and commitments of the organization, don't take advantage of their position and lead the way by example.

Eight: Good leaders pay significant attention to their staff. Making time for staff, being available to them, removing barriers they face and staying relationally connected are all factors in a healthy staff culture.

Nine: Good leaders keep the mission central all the time. Few things are more demoralizing than mission drift because it robs the organization and staff of a cause worth giving their lives for. One of the first jobs of all leaders is to keep the mission front and central with great clarity.'

Ten: Good leaders continually clarify what is important. There is nothing more helpful to any team or organization than clarity. Ambiguity creates all kinds of questions while clarity answers those questions. Leaders clarify all the time.

Eleven: Good leaders foster candid dialogue and a non-defensive spirit.  It is wonderfully refreshing to meet leaders who encourage honest dialogue and who are totally non-defensive when their ideas are challenged.

Twelve: Good leaders lead collaboratively rather than autocratically. Collaborative leadership beats autocratic leadership every time because there is greater intellectual capital at the table as well as greater by-in. Few truly good staff will stay long term without having a voice at the table.

Thirteen: Good leaders require high accountability but exercise low control. They set appropriate boundaries but give a great deal of empowerment. Nor do they insist that staff do things their way but encourage them to use their creativity and gifts.

Fourteen: Good leaders develop their staff and the next generation of leaders. It is life giving when leaders are proactive in helping their staff grow. It is critical to the ministry to develop the next generation of leaders.

Fifteen: Good leaders don't stay beyond their usefulness. There comes a time for leaders to move on and it is better to move on when people want you to stay than leave when people want you to leave.

The secret sauce to long term ministry success. It may not be what you think

What is the secret sauce to long term ministry success. It is not strategy. It is not brilliance. It is not the latest idea from a high profile ministry leader. It is not the ability to gather a large number of people. 

There are three components that make up the secret sauce of long term ministry success: The right people, trusting relationships and shared values. With those three ingredients there is no telling what can happen.

The right people are those who are good at what they do, team focused, kingdom minded and humble. That last descriptor is a non-negotiable because without humility there will not be team and collaboration.

Trusting relationships built over time are critical for long term success. Such relationships are built by time together, common objectives, a humble stance that values other members of the team and cares about the whole more than my part.

Then there is the key ingredient of shared values. This is one of the most absent ingredients in ministry organizations. Shared values are like cement in an organization. They also provide the non-negotiables that everyone is committed to. As Henry Cloud says so well, "Leaders get what they create or allow." Culture is created by shared values and where those are clear the secret sauce is present.

We often go after strategies and doing things before we create the environment or ethos that can make those strategies successful. The secret sauce must precede action. Where it does not one gets confusion and often ministry conflict. Get the sauce right and there is significant potential.
